A distillery is three buildings pretending to be one. There's a small chemical plant where the actual spirit gets made, a climate-controlled warehouse where it sits for years, and a hospitality venue where the public shows up expecting the place to look like a magazine spread. Each of those has its own trades, its own inspectors, and its own idea of what "done" means. Build them like a generic tenant improvement and you'll find out the hard way — usually the week the still arrives and won't fit through the opening you framed.

I've watched crews sail through 80% of a distillery build feeling great, then eat six weeks of delay because the process piping guy and the electrician were never in the same conversation about the still platform. This is a project type where the schedule lives and dies on coordination between a handful of specialty trades, and where the long-lead equipment sets the pace for everything around it. It's exactly the kind of job where a disciplined look-ahead — planning the next three to six weeks in real detail every single week — keeps you out of the ditch.

Start with the equipment, then build the schedule backward

On most commercial jobs, the building comes first and the equipment fits into it. On a distillery, invert that. The still, the mash tun, the fermenters, and the boiler are your critical path, and half of them are 20 to 40 week lead items ordered from overseas. Your copper pot still might be hand-built in Germany or Kentucky and shipped when it's shipped, not when you need it.

So the first thing to nail down isn't the framing schedule — it's the equipment delivery dates and the physical facts that come with them. Get the approved equipment shop drawings before you pour a single housekeeping pad. You need:

  • Anchor bolt patterns and pad loads before the concrete guy details the still-house slab. A loaded fermenter or a full mash tun puts serious point loads down, and you do not want to chip out a fresh pad because the pattern changed.
  • Overall dimensions and the rigging path. A pot still is tall, awkward, and heavy. Confirm the door opening, the ceiling height, and whether you're setting it before the roof deck goes on or craning it through a wall panel you'll close up afterward. Deciding this late is how you end up dismantling framing.
  • Utility connection points — steam, condenser water, drains, electrical — so the mechanical and electrical rough-in lands where the equipment actually needs it, not where someone guessed.

Build your look-ahead outward from those delivery dates. When you can see the still landing in week 14 on a rolling weekly plan, every trade that has to be finished before it — slab, embeds, overhead MEP, the rigging access — gets pulled into focus with real lead time instead of a last-minute scramble.

The still house is a small industrial plant

Treat the production room like process work, because it is. The sequence that trips people up is the overhead. You've got structural steel or heavy timber, process piping (steam, glycol, condenser water, product transfer, CIP lines), electrical, and often a grain-handling or vapor system all fighting for the same ceiling. Rough these in the wrong order and you're rerouting expensive stainless.

A sequence that generally holds up:

  1. Set and grout the equipment pads; confirm embeds and anchors against the final shop drawings.
  2. Get the big gravity-and-slope items in first — floor drains, trench drains, the process drainage that has to run downhill. You can't move these later, so everything else routes around them.
  3. Hang overhead structural supports and the large process piping. Steam and product lines need slope and proper hangers, and stainless takes room to swing.
  4. Electrical and instrumentation after the big pipe is set, so conduit routes around what's already committed.
  5. Set the major equipment.
  6. Make final process connections, then pressure-test and flush.

Build in a real buffer between "piping complete" and "equipment set" — a day or two — for cleanup, inspection, and the inevitable field fit. Flush and pickle the product lines before you tie into a $200,000 still. Finding weld slag in your first run because someone skipped the flush is a lesson nobody wants to teach twice.

Electrical: this is a classified location, not an office fit-out

Here's where generalist crews get burned. Ethanol vapor is flammable, and the areas around the still, the fermenters, and any spirit-handling space are classified as hazardous locations under the code (typically Class I, Division 1 or 2). That changes everything about the electrical scope:

  • Explosion-proof or intrinsically safe fittings, sealed conduit, and rated motors in the classified zones. That hardware has its own lead time — order it early.
  • The line between classified and unclassified space has to be established and agreed with the AHJ and the fire marshal before rough-in, because it dictates which fittings go where. Redoing classified conduit after an inspector walks it is brutal.
  • Bonding, grounding, and static control on tanks and transfer lines get inspected hard. Build the inspection into your weekly plan as a real activity with a real predecessor, not an afterthought.

Get the fire marshal and your process/mechanical engineer to walk the classification with your electrician up front. The extra meeting costs you an afternoon. Getting it wrong costs you a wall.

The barrel warehouse: simple building, unforgiving envelope

Rickhouses look like the easy part — often it's a big rack-filled shell. The catch is the environment. Aging depends on temperature and humidity swings, and floor loading is enormous: a full barrel is roughly 500 pounds, and you're stacking thousands of them. Slab design and rack anchorage aren't places to value-engineer on the fly.

Coordinate the fire protection early. Barrel warehouses hold a lot of flammable liquid, so you're typically into a serious fire-suppression scheme — high-volume sprinkler, sometimes foam — with big underground and pump-house requirements that carry their own permits and long-lead components. That underground and the fire pump want to be on your look-ahead months out, not discovered when the racking arrives.

Regulatory milestones belong on the schedule as hard constraints

You cannot legally operate a distillery in the U.S. until the federal Alcohol and Tobacco Tax and Trade Bureau (TTB) approves your Distilled Spirits Plant permit — and that application requires a substantially complete, secured facility with defined bonded areas, described equipment, and controlled access. TTB approval commonly takes months, and the clock doesn't start until they have what they need.

The scheduling implication is blunt: physical completion is not the finish line. Your look-ahead needs to carry the paperwork milestones — TTB application submitted, bonded-area security in place, state ABC licensing, local occupancy — as scheduled activities with owners and dates, tied to the construction work that unlocks them. The teams that miss this build a beautiful facility that legally can't run for a quarter while an application sits in a queue. Sequence the security fencing, locking, and bonded-area definition so the permit application can go in as early as the building allows.

Commissioning and the first run

Commissioning a distillery is more than flipping breakers. You're proving out steam and boiler systems, the glycol/chiller loop, CIP, and the control system, then doing a water run through the still before anything with sugar in it. Plan the water run as its own line item — it's how you catch leaks, bad valves, and control faults without wasting product. Only after that comes the first real distillation.

Startup is also when your trades want to demobilize and your owner wants to move in production staff. Those two things collide. A tight weekly work plan through commissioning — showing exactly which system is being tested which day, who has to be there, and what has to be locked out — keeps the electrician from pulling off the day before you energize the control panel.

Don't forget the front of house

The tasting room and tour route are a completely different animal from the production side: architectural finishes, food-and-beverage plumbing, restrooms, ADA access, retail. It runs on a finish-trade cadence, and it's usually what the owner walks a client through, so it gets scrutinized. The mistake is letting hospitality run on its own island while all the attention goes to the still house, then discovering the two areas share a wall, a panel, and a fire-alarm system that nobody sequenced together.

Why short-interval planning fits this project type

A distillery build has maybe eight to ten specialty trades whose work interlocks tightly, a handful of long-lead items that dictate everything, and regulatory gates that don't care how good your drywall looks.
