Specialty Contractor Coordination with Construction Schedule Apps

Every job has a handful of trades that don't play by the same rules as everyone else. The elevator installer who needs a clean, secured, temperature-controlled shaft before they'll set foot on site. The pool contractor whose gunite crew shows up once and won't come back for a touch-up. The specialty glazier whose curtainwall panels are custom-fabricated overseas with a 16-week lead time and zero margin for a re-measure. These are your specialty contractors, and coordinating them is where a lot of otherwise-clean schedules fall apart.

The trouble is that specialty work doesn't behave like framing or drywall. You can't just slot it into the sequence and assume the crew will flex around whatever the site gives them. Specialty trades have hard prerequisites, single-mobilization economics, long-lead materials, and inspection or commissioning steps that the general trades never think about. Miss one and you don't get a two-day delay — you get a four-week hole while the crew goes to another job and you wait for them to come back.

This is a coordination problem more than a scheduling problem, and it's worth walking through how to actually run it on a live job.

Know what "ready" really means before you call them out

The most expensive mistake with specialty trades is calling them to mobilize before the site is truly ready for them. General trades will grumble and work around a mess. Specialty crews bill you a return trip.

Every specialty scope has a set of prerequisites that are non-negotiable, and half of them aren't obvious until you've been burned. A few real examples:

  • Elevators: The hoistway has to be plumb and within tolerance, the pit waterproofed and dry, machine room power run, and in most jurisdictions the shaft has to be enclosed and secured before the installer will start. If the GC's masonry is a half-inch out of plumb over four floors, the car doesn't fit, and you find out on install day.
  • Terrazzo and specialty flooring: Slab moisture content has to be tested and in range, and the space has to be conditioned. Pour epoxy terrazzo on a green slab and it delaminates six months later — that's a callback that eats your whole flooring budget.
  • Curtainwall and specialty glazing: Embeds and anchors have to be surveyed and verified before the panels ship, not after. A field re-measure on custom glass is a lead-time reset, not an afternoon.
  • Pool and water features: Gunite is a one-shot pour. Rough plumbing, bonding grid, and steel inspection all have to be signed off before the truck shows, because there's no going back into that shell.

Write these prerequisites down as explicit predecessors, not as an assumption in your head. The value of a good look-ahead schedule here isn't the pretty bar chart — it's forcing you to name the thing that has to be true before the specialty crew arrives, and then verifying it on a walk instead of taking someone's word for it. Respect single-mobilization economics

Here's the thing the general schedule usually gets wrong about specialty work: it treats it as continuous when it's actually a series of discrete visits. A structural steel erector is on site for weeks. A specialty crew might have three separate mobilizations spread across the job — rough-in, install, and final connection or commissioning — with months of other trades' work in between.

Take a commercial kitchen or a lab casework package. The trade sets sleeves and rough-in during the shell phase, disappears while you build out, comes back to set equipment after finishes are protected, and returns a third time for final hookups and startup. Each of those visits has its own set of prerequisites, and each one is a return trip you're paying for. If you compress the finish schedule and the space isn't ready for their install visit, they don't wait around — they go to the next job and you're at the back of their queue.

The practical move is to schedule each mobilization as its own activity with its own predecessors and its own confirmation gate, and to give the specialty sub a rolling three-to-six-week view of what's coming so they can hold their crew. Vague reassurances of "we'll be ready soon" don't hold a crew. A specific date backed by a visible sequence does. This is exactly the gap a short-interval, look-ahead approach fills — the sub can see, week over week, whether their predecessors are actually landing on schedule, and plan their crew around real information instead of a phone call.

Long-lead materials will kill you quietly

Specialty materials are almost always the long pole. Custom elevators, architectural metal, specialty glass, imported stone, switchgear, and custom millwork routinely run 12 to 30 weeks, and lately switchgear and transformers have blown past a year. The failure mode is insidious because it's invisible for months — the field is humming along, everyone's happy, and then you hit the wall three weeks before install and discover the submittal never got approved, or approval got the fabrication date wrong.

A few hard rules that have saved me:

  • Back-schedule from need date, not forward from today. Take the install date, subtract fabrication lead time, subtract shipping, subtract approval turnaround, and that gives you the real submittal deadline. If that date is in the past, you have a problem right now — not next quarter.
  • Track the submittal, not just the delivery. The delivery date is a lie until the shop drawings are approved and released for fabrication. Put the approval milestone on the look-ahead, because that's the domino nobody watches.
  • Build a buffer for the re-measure. Field verification of embeds and openings for custom-fab items should happen weeks before the fabrication cutoff, so a discrepancy is a phone call and not a lead-time reset.

The strength of a rolling weekly work plan is that it keeps these procurement milestones in the same view as the field work. When the guy responsible for the switchgear can see that its install activity is now inside the lead-time window and the submittal is still marked "in review," that's a conversation that happens in a Monday coordination meeting instead of a change order six weeks later.

The interfaces between trades are where it breaks

Specialty scopes rarely stand alone. They hand off to and from other trades, and the handoffs are where the finger-pointing lives. A few classics:

  • The fire-suppression contractor needs the ceiling grid layout coordinated with sprinkler heads before either one commits. Skip the overhead coordination and you'll be cutting drops in the field and patching drywall.
  • The low-voltage / AV / security trades need conduit and back-boxes from the electrician placed correctly, and they need to pull before the walls close. Nobody thinks about the specialty low-voltage sleeve until the wall's already rocked.
  • The specialty equipment installer needs the exact rough-in from plumbing and electrical, and those rough-ins depend on approved equipment cut sheets that often arrive late.

The rule of thumb here: any place a specialty scope touches another trade, put a buffer and a confirmation on it. A one-to-two-day buffer between a predecessor and a specialty install absorbs the normal slop of a jobsite — cleanup, a punch item, a missed inspection sign-off — without pushing the specialty crew's mobilization. And require a physical confirmation, not a schedule assumption, that the predecessor is actually done. "Framing's complete" on the schedule and "framing's complete, inspected, and cleaned up so the elevator guy can work" are different statements.

Location-based sequencing helps a lot with this. When you plan by area rather than by a single citywide bar, you can see that the specialty crew can start in Zone A while the interfacing trade finishes Zone B — which is often the only way to keep a single-mobilization crew productive without waiting on the whole floor.

Inspections, testing, and commissioning are part of the scope

Specialty installations almost always end with a step the general trades don't have: an inspection, a test, or a commissioning sequence. Elevators need a state or third-party inspection before they can be used. Fire alarm and suppression need functional testing and often a fire-marshal witness. Medical gas gets a rigorous third-party verification. Electrical specialty work — feeders, gear — should get megger and thermal-scan testing before you energize and before you close anything up.

These steps have two nasty properties: they require scheduling an outside party, and they gate occupancy. You cannot get a certificate of occupancy without them, so they belong on the critical path near the end of the job — which is exactly when everyone's attention is on finishes and punch. Schedule the inspection and the inspector's lead time as real activities, weeks out, and build in re-test time for the near-certainty that something fails the first pass. A commissioning agent will find deficiencies; plan for the second visit.

Close the loop with documentation and warranty

The last thing that separates specialty coordination from ordinary scheduling is the paper. Specialty systems carry warranties that are only valid if the closeout documentation is complete — startup reports, test-and-balance data, manufacturer commissioning sign-offs, as-builts, and O&M manuals. Chase these while the specialty crew is still mobilized and the technician who did the work is still reachable. Try to collect a startup report four months after demob and you'll be leaving voicemails.

Make the closeout package a tracked deliverable tied to the same activity as the install, so it doesn't fall off the radar the moment the physical work looks done. A warranty that starts on substantial completion with no documentation to back it is worth exactly nothing when the owner calls you in month ten.

The short version

Coordinating specialty contractors well comes down to a few disciplines: verify true readiness before you call a crew out, respect that each mobilization is a paid trip with its own prerequisites, back-schedule long-lead materials from the need date and watch the submittal, buffer and confirm every interface with another trade, treat inspection and commissioning as critical-path work, and chase closeout paper before the crew leaves. None of that is exotic. It's just detailed, and it's the detail that specialty trades punish when you skip it.
