A spa is a swimming pool, a commercial kitchen's worth of plumbing, a hospital's worth of finish tolerance, and a greenhouse's humidity load, all stacked into a footprint smaller than any of them. Everything is wet, everything is warm, and the client is paying a premium for a room that feels calm. The construction that gets you there is anything but. If you have run one before, you already know the wet areas will eat your schedule and your patience. I have watched a wonderfully framed steam room get gutted three weeks after tile because nobody pressure-tested the membrane and the vapor found its way into the adjacent gypsum. That failure was scheduled, not accidental — the sequence let it happen. So let's talk about how these facilities actually go together, where they go wrong, and how a disciplined look-ahead keeps the wet trades from tripping over each other.
Why spa work breaks a normal fit-out schedule
On a standard tenant build-out you can run a lot of work in parallel and clean up the overlaps at punch. A spa doesn't forgive that. The failure points are almost all hidden behind waterproofing, and once you close a wall you cannot see whether it was done right until it fails — usually months later, usually in front of a paying guest. That changes the whole logic of the plan.
Three things drive the sequence and you should build the schedule around them:
- Waterproofing is a hard gate, not a task. Nothing that penetrates or covers a waterproofed assembly happens until the membrane is installed, flood-tested, and signed off. Treat that sign-off as a milestone with its own inspection hold.
- Humidity is a permanent design load, not a comfort setting. Steam and wet-heat rooms run at 100% relative humidity for hours a day for the life of the building. Your assemblies, your HVAC, and your material selections all have to survive that. Standard drywall and standard vapor detailing will not.
- Long-lead equipment sets the finish date. Sauna heaters, steam generators, pool and spa pump/filter packages, cold plunges, and treatment tables with plumbed connections routinely run 8 to 16 weeks, and some imported cabinetry runs longer. The whole back half of your look-ahead is really a countdown against those deliveries.
Get the wet areas right or nothing else matters
Wet areas — pools, whirlpools, cold plunges, wet lounges, steam rooms, experiential showers — are where spa jobs live or die. The sequence here is unforgiving and worth memorizing.
Rough-in plumbing and any electrical (bonding, junction boxes, low-voltage for sensors) gets set and inspected first. Then substrate: sloped mortar beds to the drains, not flat floors with a token pitch. Every wet floor needs positive slope to a drain, and "the tile guy will build it up" is how you end up with standing water and a callback. Confirm the slope before waterproofing, because the membrane locks it in.
Then the waterproofing membrane — sheet or liquid-applied — carried up the walls to the correct height, with the pre-formed corners, curb wraps, and drain-bonding flanges detailed per the manufacturer. This is the single most inspected assembly on the job and the one most likely to be rushed. Build in a real gate here:
- Membrane installed and cured to spec (liquid systems need genuine cure time — don't let tile chase it same-day).
- Flood test where the assembly allows it: plug the drain, fill to the curb, mark the level, hold 24 hours, and verify no drop and no telltale below. Photograph it. This one test prevents the most expensive rework on the whole project.
- Sign-off logged before setting material starts.
Only then does tile, stone, or the specified wet finish go on. A useful rule of thumb: give yourself a 1 to 2 day buffer between membrane cure/flood-test and the start of setting material. Crews hate the pause; the pause is the point. It is far cheaper than opening a finished steam room to chase a leak.
Steam and sauna: the humidity trap
Steam rooms deserve their own paragraph because they fail in a specific, predictable way. A steam room is a fully sealed vapor box. The ceiling must be sloped (typically around 2 inches per foot) so condensate runs to the walls instead of dripping on a guest's head. Behind the finish you need a continuous vapor barrier and, critically, closed-cell insulation or an assembly rated for constant saturation — never paper-faced gypsum, which will turn to mush and grow mold you'll be remediating within a year.
The steam generator itself is usually remote-mounted in a mechanical space within a limited pipe run of the room, and it needs a dedicated drain, a safety/blow-down line, power, and a low-voltage control run to the in-room keypad. Coordinate those rough-ins with the plumber and electrician before the walls close, because retrofitting a steam line into a finished, waterproofed room is a demolition job.
Saunas are the drier cousin but bring their own coordination. Traditional saunas need the heater's clearances, a properly sized dedicated circuit (electric heaters pull real amperage), and often a floor drain. Many are prefab kits — which means the kit's delivery and the vendor's install window become schedule constraints you don't control, so pin those dates early and protect the room from other trades until the kit is in.
Mechanical, water treatment, and the systems you can't see
Spa MEP is closer to a small aquatics plant than to office HVAC. You've got pool/spa recirculation and filtration, chemical dosing (often chlorine or bromine, sometimes ozone or UV), pumps, surge tanks, and heaters — plus a ventilation system fighting a losing battle against chloramines and moisture. That last part matters: wet-area exhaust and dehumidification protect your own finishes. Undersize it and the building corrodes itself. Fixtures spot, mirrors fog permanently, and metal fasteners bleed rust through the grout.
Coordinate the mechanical room early and hard. It's cramped, it's full of large equipment on housekeeping pads with specific clearances, and the pump/filter packages are long-lead. Lockers, benches, and vanity millwork are often long-lead casework — order early and coordinate blocking in the walls before drywall so you're not toggling anchors into finished tile later.
Across all these rooms the finish tolerance is high and the schedule is finish-limited, not rough-limited. Protect completed work aggressively. A spa's calm, expensive surfaces scratch and stain, and a stone floor gouged by a scissor lift on week 20 is a lump you'll carry to the end.
Where a rolling look-ahead earns its keep

This can take a couple of weeks and it involves inspectors, the equipment vendors, and often a bacteriological water sample with a lab turnaround you cannot compress.
Plan the soft open around that reality. A phased or soft opening — a few treatment rooms live while the wet amenities finish commissioning — is a schedule tool, not just a marketing one.
