Roofing is the trade that punishes a sloppy schedule harder than almost any other. The wall trades can eat a lost day and catch up next week. A roofing crew that gets caught with an open deck and a thunderstorm on the horizon is looking at soaked insulation, a wet building interior, and a call from the owner asking why the drywall on the top floor is now buckling. Weather, access, sequencing, and inspections all have to line up on the same days, and they rarely volunteer to do that on their own. This is where a disciplined look-ahead process earns its keep — not because software is magic, but because roofing has too many moving parts to hold in your head.

Below is how I plan and run roofing scope on a jobsite, the failure modes I've watched crews walk into, and where a weekly work plan actually changes the outcome.

Start With the Weather Window, Not the Calendar Date

Every other trade schedules to a date. Roofing schedules to a window. You can put "install TPO, Area B" on Tuesday all you want, but Tuesday only counts if the deck is dry, the adhesive can cure in the ambient temperature, and the wind isn't going to lift a half-welded sheet off the roof.

Build your look-ahead around the forecast, and keep a live rule of thumb for your system:

  • Hot-applied and adhesive systems need a dry substrate and usually a minimum surface temperature. Cold adhesive that won't flash off is a bad day waiting to happen. Know your product's low-temp cutoff and stop guessing at it.
  • Torch and self-adhered mod-bit care about dew point as much as air temp — a deck that reads "dry" at 6 a.m. can have condensation on it that kills adhesion.
  • Single-ply mechanically-fastened tolerates cold better but hates wind. Once sustained wind gets into the teens, an unballasted sheet becomes a sail and a safety problem.

The practical move is to plan roofing days as candidates in your three-to-four week look-ahead, then commit them in the weekly work plan once the forecast firms up inside about 72 hours. A rolling look-ahead is built for exactly this — the outer weeks stay loose, the current week gets locked. And document conditions every single day you work: temperature, wind, precipitation, deck moisture. If a warranty or leak dispute ever lands on your desk, that daily record is the difference between a covered claim and an argument you lose.

Never Open More Deck Than You Can Dry In

This is the cardinal rule and the one most often broken by crews chasing production. The amount of roof you tear off or expose in a day must never exceed what you can make watertight — or credibly temporarily protect — before you leave that night.

On a tear-off, sequence in bays you can close: strip, dry-in, and get the membrane (or at least a proper temporary tie-in) down on the same section before you move on. I've seen a crew tear a third of a roof on a "clear" afternoon, get hit by a pop-up cell that wasn't in the morning forecast, and spend the night with wet-vacs and a very unhappy tenant on the floor below. The insulation they'd exposed went in a dumpster the next morning. Every hour they'd "saved" by opening more deck cost them two days of rework.

Put temporary protection on the weekly plan as its own line item with a crew assigned to it — night tie-ins, water cut-offs at the leading edge, tarping. It is not a chore you delegate to whoever's standing closest at quitting time. Make it somebody's job.

Lock Down Access and Hoisting Before Anything Else

Roofing lives and dies on getting material and equipment onto the roof. A crew standing around because the crane got pulled to set steel on the other side of the site is pure burned labor, and it's completely avoidable.

Coordinate the hoisting plan in your look-ahead, not the morning of:

  • Crane or boom time is shared. If steel, the framers, and roofing all want the same crane on the same morning, somebody loses. Sequence loads so roofing material lands the day before or early in the shift you're installing — staged, not stockpiled a week out where it collects weather.
  • Distributed loading. Don't drop forty squares of material in one pile in the middle of the deck. Spread the load per the structural limits and stage it near where it gets used. Concentrated loads on an untopped deck have cracked more than a few structures.
  • Insulation and cover board soak up water fast. Land only what you'll install, keep it up on pallets and tarped, and don't let it sit exposed over a weekend.

When your subcontractor coordination and equipment scheduling live in the same weekly plan, these collisions surface on Thursday when you're planning next week — not at 7 a.m. Monday when three foremen are all pointing at the same crane.

Coordinate Penetrations Before You're Watertight, Not After

This is the trade-coordination gotcha that generates the most callbacks. Every pipe, curb, vent, drain, and conduit that pokes through the roof has to be set, flashed, and sealed in the right order. Roofing after the MEP trades have set their penetrations is clean work. Roofing around penetrations that aren't in yet — or cutting new holes through finished membrane later — is how leaks are born.

The sequence you want:

  1. Structural deck complete and accepted.
  2. All roof penetrations set by the MEP trades — plumbing vents, mechanical curbs, electrical conduit, gas lines. Get the equipment curbs set before the membrane, especially the big RTU curbs.
  3. Roofer flashes and details each penetration as the field membrane goes down.
  4. Only then do you close and inspect.

The failure mode is predictable: an HVAC sub shows up two weeks after the roof is "done" needing to set one more curb, and now you're cutting into a warrantied membrane and hoping the tie-in holds. Trade-flow sequencing in a look-ahead is exactly the tool for catching this. When you can see roofing and the MEP rough-ins on the same visual plan, you spot the sub who hasn't set his penetrations yet while there's still time to make a phone call — instead of after the fact.

Fall Protection Is a Schedule Input, Not Just a Safety Item

Fall hazards are the reason roofing crews get hurt, and the reason a job can get shut down. Treat fall protection as a real sequencing dependency:

  • Warning lines, guardrails, or the anchor plan go up before production starts, not after the crew is already up there exposed.
  • If you're relying on personal fall arrest, confirm anchor points exist and are rated for the loads before the crew climbs.
  • Match crew certifications to the work. If your weekly plan puts a specific crew on a steep-slope or high-exposure section, make sure that crew is actually trained and equipped for it.

None of this is bureaucracy. A stop-work from an OSHA visit or an injury doesn't just cost you the day — it blows up the weather window you were counting on and drags the whole membrane schedule right.

Build Inspections Into the Sequence So You Don't Cover Your Own Work

Roofing inspections are unforgiving because they gate cover-up. Miss the deck inspection and you've fastened insulation over an unapproved substrate. Miss the in-progress fastening or seam inspection and you may be pulling membrane back up to prove your welds.

Put the inspection holds directly in the look-ahead as their own activities, with lead time:

  • Deck / substrate inspection before insulation.
  • Fastening pattern and attachment checks per the system spec and wind-uplift requirements — this is often where a manufacturer's rep wants eyes on it for the warranty.
  • Seam / weld probing on single-ply. A quarter-inch probe run along a cooled weld tells you in seconds what a leak would tell you in six months.
  • Final and manufacturer's warranty inspection before the crew demobilizes.

Give inspectors and manufacturer's reps real notice — a day or two is not enough for most. If you're running a Last Planner-style weekly commitment, confirming inspection readiness before you promise the following week's cover-up work keeps you from making promises the inspector can't keep for you.

Sheet Metal and Edge Details Are Where Roofs Actually Leak

Field membrane rarely fails. Terminations do — the perimeter edge metal, counterflashing, coping, scuppers, and the transitions where the roof meets a wall or a curb. Sheet metal has to integrate with the field roofing in the right order, and the fabrication lead time on custom edge metal will bite you if it isn't on the look-ahead early.

Two things worth planning around: get edge metal and coping fabricated and on site ahead of when you close the perimeter, and sequence the counterflashing so it laps over the base flashing the way water actually runs. A reversed lap looks fine on the day and leaks for the life of the building. Coordinate the sheet metal sub in the same weekly plan as the roofers so nobody's waiting on the other.

Document Quality as You Go — It's Your Warranty Insurance

Most roofing warranties are worth exactly as much as your ability to prove the roof was installed to spec. That means photos and records captured during installation, not reconstructed after a leak.

Capture the substrate condition before you cover it, the fastening pattern, the seam welds, the flashing details at every penetration and termination, and the daily weather. When the manufacturer's warranty inspection comes, or when a leak dispute lands three years later, that organized record is the whole ballgame.

None of the above is exotic. It's the same short-interval scheduling discipline good superintendents have always run — you're just doing it on a trade where the margin for error is thinner and the cost of a missed dependency is a wet building.
