Retaining walls are one of those scopes that look simple on the plans and turn into a schedule sinkhole in the field. A wall is a handful of line items — excavate, form or set block, pour or place, drain, backfill — but it sits at the intersection of geotech, earthwork, structural, and site utilities, and every one of those trades has an opinion about when the wall should happen. Get the sequence wrong and you're either backfilling against a wall that hasn't cured, or you've excavated a slope that's been standing open through two rainstorms and started to slough. This article walks through how to coordinate a retaining wall the way it actually needs to run on site, and where a good look-ahead schedule earns its keep keeping the trades in order.
Start With the Geotech Report, Not the Wall Plans
Before you schedule a single day of wall work, read the geotechnical report — the whole thing, not just the summary. The wall design is downstream of what's in there: allowable bearing pressure, global stability, whether the native soil can be used as backfill or whether you're importing select granular fill, groundwater elevation, and the required subgrade preparation. If the report calls for over-excavation and a compacted structural fill pad under the wall footing, that's a line item and a day or two you won't find on the wall contractor's schedule because it's technically earthwork.
The classic coordination miss here is the special inspector. Segmental block walls over a certain height, and virtually all cast-in-place cantilever and MSE walls, need a geotechnical inspector to sign off on the subgrade and on the reinforcement placement in the reinforced zone. That inspector is usually a third-party firm on a 48-hour notice, not your local building department. Put the subgrade inspection and the reinforcement inspections on your look-ahead as hard hold points, tied to the specific person you have to call, so nobody pours or places a lift ahead of an inspection that hasn't been booked.
Excavation Is the Long Pole — Sequence It Deliberately
Wall construction can't start until excavation exposes the subgrade at the right elevation, and the excavation almost always belongs to a different sub than the wall. This is where most retaining wall delays are born. Two rules of thumb that will save you:
- Don't open the cut until the wall crew and materials are staged. An open excavation on a slope is a liability every day it sits. Rain undercuts it, the sidewall ravels, and you end up re-excavating and re-compacting the toe before you can even start. Coordinate the excavation so the wall follows within a day or two, not a week.
- Confirm the cut geometry against the shoring or laid-back slope. A vertical cut that OSHA won't allow means you're either benching, sloping it back (which needs room you may not have), or shoring it — and shoring is a submittal, a lead time, and often a separate engineered design. If the site is tight, that decision has to be made weeks out, not the morning the excavator shows up.
On a rolling look-ahead, excavation for the wall should show up three to four weeks before wall construction, with the shoring or slope decision resolved even earlier. When you can see the excavation task, the inspection, and the wall start lined up as a connected trade-flow sequence rather than three disconnected bars, it's obvious when one is slipping and dragging the others with it.
Material Lead Times Will Bite You If You Wait
Wall materials are not off-the-shelf, and the lead times are longer than crews expect. Segmental block and the geogrid reinforcement often run several weeks, and geogrid especially has a habit of being back-ordered because it's specified by a specific strand strength and roll width that the yard doesn't stock. Cast-in-place walls need rebar fabricated and delivered, and if the wall is tall, the forms themselves may be a rental with a schedule. Precast panels or big blocks are a shop-drawing-and-fabrication cycle measured in weeks to a couple of months.
The move is to pull material procurement onto the six-week look-ahead as its own tracked item — submittal approved, material released, delivery confirmed — not as an assumption buried in the wall sub's scope. The failure mode is predictable: excavation is done, the crew is on site, and the geogrid is three days out. Now you've got an open cut and idle labor. Tracking the delivery date against the excavation completion date is exactly the kind of thing a weekly work plan is for — you want the material confirmed on site before you commit the excavator.
Build the Wall in the Right Order — Drainage Is Not Optional
Almost every retaining wall failure that isn't a global stability problem is a drainage problem. Water builds up behind the wall, hydrostatic pressure that the wall was never designed to resist pushes it over or bulges it out, and the fix is a demo-and-rebuild. So the drainage system is not a follow-on trade you fit in later — it's built integrally with the wall, lift by lift.
The typical sequence for a drained wall runs like this:
- Prepare and inspect the subgrade; place the leveling pad or footing.
- Set the first course or pour the first lift, plumb and level — the base course is everything, spend the time getting it right because every error above it compounds.
- As you build up, install the drainage aggregate (the free-draining zone directly behind the wall), the perforated collector pipe at the base daylighting to an outlet, and the geotextile filter fabric that keeps fines out of the drain rock.
- Place and compact backfill in lifts behind the drainage zone, keeping the drain rock and fabric continuous as you go.
The coordination gotcha is the drain outlet. That perforated pipe has to go somewhere — a daylight point, a storm structure, a splash pad. If the site utility contractor hasn't set the structure the wall drain ties into, you're capping a pipe and coming back, which usually means re-excavating a backfilled corner. Get the drainage outlet coordinated with the site utility scope early so the wall crew can tie in as they build.
Waterproofing and Backfill: Don't Get Ahead of Yourself
If the wall backs a habitable or dry space — a below-grade wall, a planter against a building — there's likely a waterproofing or dampproofing scope on the back face. That has to go on before backfill, obviously, but the real trap is the protection board and the cure time. Fresh membrane needs to cure, and backfill dumped against unprotected membrane will tear it. Sequence the waterproofing sub, the protection board, and the backfill so they don't collide.
Backfill itself has two rules that get violated constantly:
- Respect the cure before you load a cast-in-place wall. A cantilever wall resists backfill by cantilevering off its footing, and it needs design strength to do that. Backfilling against a wall that poured three days ago can crack it. Coordinate the pour date and the backfill date with real cure time between them — and if there's a strut or the wall relies on the slab-on-grade at the top for lateral support, that slab has to be in first.
- Backfill in thin lifts and compact each one. Eight-inch to twelve-inch loose lifts, compacted, is typical — dumping four feet of fill and running a plate over the top gets you settlement later that shows up as a cracked sidewalk or a sunken slab. And keep the compaction equipment sized down near the wall; a big roller too close to a segmental wall will shove it out of alignment.
Where the Look-Ahead Actually Pulls It Together
Here's the honest picture: a retaining wall involves the geotech inspector, the excavator, the wall crew, the site utility contractor, sometimes a waterproofer, and the earthwork crew for backfill and final grade — and none of them report to each other. A Short Pre-Wall Checklist
Before you turn a retaining wall crew loose, confirm these on your weekly work plan:
- Geotech report reviewed; subgrade prep and any over-excavation scoped and assigned.

- Excavation cut geometry resolved — sloped, benched, or shored — and shoring submitted if needed.

- Cure time built in between the wall pour and backfill; top lateral support in place if the design needs it.
