A pool is one of the most unforgiving little jobs on any site. It's small enough that people underestimate it, and technical enough that a two-day slip in one phase can push your finish crew a full week because you missed a cure window or a plaster truck's dispatch slot. The trades barely overlap, every phase gates the next, and half of them are specialty subs who service three other jobs the same day. Miss their window and you're not waiting a day, you're waiting until they can come back — which might be next Tuesday.
That's exactly the problem a three-week look-ahead is built for. Far enough out to line up the specialty crews and inspections, close enough that the dates still mean something. Here's how a pool actually sequences, where it goes sideways, and what belongs on your rolling plan each week.
Why three weeks is the right window for a pool
A month-plus schedule for a pool is fiction — weather, inspections, and cure times move the goalposts too much to plan gunite five weeks out with any confidence. A one-week plan is too tight; you can't book a gunite crew or a plaster truck on seven days' notice and expect a slot. Three weeks is the sweet spot. It lets you confirm the next hard commitment (the shell shoot, the plaster pour) while the current phase is still curing, and it gives you a real look at inspection lead times before they bite you.
The discipline that matters isn't the length, it's the roll. Every week you drop the completed week, pull a fresh third week into view, and re-confirm the two weeks in front of you against what actually happened on the ground. A shell that cured slow, a rain day that flooded the excavation, a failed pre-gunite inspection — all of it reshuffles the plan, and the rolling look-ahead is where you absorb that instead of letting it blindside the finish crews.
Excavation and the first buffer everybody forgets
Dig starts the clock, and it's where the two biggest surprises live: dirt and water. You spec a shape, the operator hits caliche, rock, or a high water table, and now you're in over-dig, shoring, or a dewatering pump running around the clock. Build a buffer here — a day or two of float before steel — because an excavation that comes in clean is a gift, not a plan.
Two things belong on the look-ahead the week you dig:
- Spoils and access. Where does the dirt go, and can the gunite pump truck still reach the hole after you pile it? Pool crews get boxed out by their own spoils pile constantly. Sort haul-off or on-site placement before the excavator shows up, not after.
- Utility locates and the deep-end grade. Confirm the dig depth and the plumbing/electrical stub locations before backfill closes anything. A hole dug to the wrong hydrostatic-relief detail is a redo, and a redo on a pool is expensive.
Don't schedule steel to start the afternoon the dig finishes. Give the hole an overnight to prove it holds grade and doesn't slough or fill with water.
Steel, plumbing, and the pre-gunite inspection gate
This is the phase where three separate crews have to hand off cleanly in a couple of days, and it ends at the single most important gate in the whole job: the pre-gunite inspection.
Rebar goes in first — the cage tied to spec, chaired up off the subgrade so it ends up encased, bond beam formed, steps and benches shaped. Right behind it, or overlapping it, the plumber sets the main drains, returns, skimmer, and the suction and pressure lines, then pressure-tests every line and leaves the gauges on. That pressure test is not optional and it is not something you eyeball later — it happens now, while the pipe is exposed, because once gunite buries a leak you're jackhammering the shell to find it.
Everything in this phase points at the pre-gunite inspection. The inspector wants to see steel placement, bonding of the rebar (the ground wire clamp for the equipotential bond — miss it and you fail), and the plumbing under pressure. Put the inspection on the look-ahead as its own hard line with a real lead time — many jurisdictions want 24 to 48 hours' notice, and a Friday request can mean a Monday visit. The classic pool schedule wreck is booking the gunite crew for the same morning you requested inspection, assuming it passes. It doesn't always pass, and now you've got a shoot crew standing in the driveway on your dime.
Sequence the inspection to clear a day before the shell shoot, not the same day. That one-day buffer is the cheapest insurance on the job.
The shell: gunite or shotcrete, and the cure nobody waits for
Shell day is loud, fast, and over in a morning. The crew shoots the gunite or shotcrete, carves the steps and radius, and screeds the bond beam. The scheduling truth people fight is what comes after: the shell needs to cure, and it needs to be kept wet to do it right.
Plan for a hydration cure — hosing the shell down several times a day for roughly a week in normal weather, longer in dry heat. This isn't busywork; a shell that dries too fast crazes and loses strength, and that shows up later as a plaster or structural problem you can't easily walk back. Practically, that means you do not start tile and coping the next morning. Give the shell time to gain strength — most crews wait several days to a week before loading it with finish work, and the coping mortar wants a stable substrate under it.
On the look-ahead, the shell isn't a one-day bar. It's a shoot day followed by a cure window that gates everything downstream. Draw it that way so nobody schedules tile into wet gunite.
Tile, coping, and decking — where the trades actually collide
Now the finishes stack up, and this is where coordination earns its keep because tile, coping, and deck all fight over the same edge of the pool.
Tile at the waterline and coping on the bond beam go on after the shell has firmed up. The gotcha is the deck. If you're pouring a concrete deck, the coping-to-deck relationship has to be planned as one detail, not two trades showing up whenever they're free. Cantilever coping, for instance, gets formed as part of the deck pour — so the deck former and the pool finisher are working the same foot of edge, and if they're not sequenced they'll each blame the other for the reveal being wrong.
Watch these on the plan:
- Deck sub-base and the pool edge. Backfill and compaction around the shell has to be done and signed off before deck forms go down, or the deck settles and cracks at the coping line.
- Expansion joint at the coping. This is a detail, not an afterthought — the deck has to be isolated from the coping so seasonal movement doesn't crack the bond.
- Deck finish vs. plaster order. Most crews get the deck substantially done before plaster so the plaster crew and their hoses aren't tracking across fresh finish, and so any deck debris doesn't end up in the pool interior.
This is the phase where a shared, visual weekly work plan does real work. When the deck former, the tile setter, and the coping crew can all see the same three-week board and the same edge detail, they stop showing up on the wrong day. Equipment set and electrical — plan it, don't discover it

The mistake is treating equipment as a last-week item. The pad location, the conduit runs, and the gas line (if there's a heater) should be roughed while the deck sub-base is open, because chasing a gas line under a finished deck is nobody's good day.
Put the electrical rough and the equipment bond on the look-ahead alongside the deck, and schedule the final electrical inspection to clear before you fill — you want the bond verified before there's water and people.
Plaster and the race to get water in the hole
Plaster (or pebble, or a quartz aggregate finish) is the last interior step, and it comes with the tightest clock on the entire project. Once the plaster crew trowels the interior, you have to start filling the pool almost immediately — you want water over fresh plaster within hours, filled continuously without stopping, so you don't get a ring or a hard line where the fill paused.
That single constraint reshapes your whole week:
- Book the plaster crew's dispatch slot ahead — these are specialty crews with a mixer truck, and they don't plaster on short notice.
- Confirm the water source and a hose bib that can actually fill a pool in a reasonable window before plaster day. Some crews schedule a water truck if the meter can't keep up.
- Have someone assigned to babysit the fill and manage the start-up water chemistry as it rises — the first days of a fresh plaster cure underwater are when the finish is set for life.
Sequence plaster so nothing else is happening on the pool that day. Decks done, tile done, equipment set, electrical cleared. Plaster is the finish line, and it wants a clean lane.
Start-up, testing, and the handoff
Once the pool's full, start-up is a week or more of its own: brushing the fresh finish daily, balancing chemistry, running the equipment through its cycles, and pressure-checking that nothing you buried is weeping. Only after start-up do you do the owner orientation — how to run the equipment, the automation, the cleaner, and the winterizing or seasonal routine.
These belong on the look-ahead as real activities with duration, not a single "close-out" bar. The plaster-cure start-up in particular has to be someone's assigned job, because a pool that gets filled and then ignored for a weekend is a pool with a staining problem.
The through-line: gates, buffers, and the roll
Strip away the trade names and a pool schedule is a chain of hard gates: the dig has to hold, the pre-gunite inspection has to pass before you shoot, the shell has to cure before you finish, the final electrical has to clear before you fill, and the plaster has to hit water the same day it goes in. Every one of those is a place where assuming instead of confirming costs you a week.
A rolling three-week look-ahead is how you keep those gates in view early enough to book the specialty crews and the inspections around them. Build in the buffers — a day of float after the dig, a day between inspection and gunite, the shell cure window as its own bar — and re-confirm every week against what the ground actually did. Do that and the pool stops being the little job that blows up your finish date, and becomes the tidy, predictable sequence it's supposed to be.
