Plumbing is the one trade that never leaves. You're in the ground before the concrete guys have their forms stripped, and you're still there at the end setting trim and chasing the last punch item on a fixture that shipped with the wrong finish. That long tail is exactly why plumbing gets squeezed. Everybody upstream borrows a day, and by the time the schedule reaches your rough-in window, the slack is gone and you're the one working weekends. A look-ahead schedule is how you stop absorbing everyone else's slippage and start protecting your own crew's time.
This guide walks the plumbing scope the way it actually happens on a jobsite — underground to commissioning — and points out where the coordination traps live and how a short-interval plan keeps you out of them.
Underground: get it right or pay for it in concrete
Underground is unforgiving because a mistake gets buried under a slab. The sequence you care about is: layout and inspection of the sub-slab rough, then backfill and compaction, then the slab pour. Miss the plumbing inspection and the concrete crew is standing around at $2,000 a day while you scramble the inspector.
A few things that separate a clean underground from a rework nightmare:
- Shoot your invert elevations twice. The building sewer has to daylight at the right depth to hit the site line. If your invert is off by a few inches over a long run, you either lose slope or you're jackhammering.
- Get the sub-slab inspection on the calendar before you're ready, not after. Most jurisdictions want 24–48 hours notice. Build that lead time into the look-ahead so the inspection request goes in the day you top out the rough, not the day you want to pour.
- Coordinate your penetrations with the rebar and post-tension layout. On a PT slab you cannot core wherever you want later. Sleeves and blockouts have to be located and tied off before the concrete crew closes the deck.
The underground phase is where a look-ahead earns its keep for the concrete team as much as for you. When your sub-slab rough, your inspection, and their pour show up on the same weekly plan with a clear hand-off, the general super stops guessing and the pour date stops slipping.
Rough-in: the trade-stacking phase where plumbing loses
Rough-in is a knife fight in a phone booth. You, the electrician, the HVAC crew, and the fire-sprinkler installer are all fighting for the same ceiling space and the same wall cavities, usually at the same time. Plumbing tends to lose these fights because water flows downhill and vents go up, so your runs are the least flexible in the stack.
That's the argument for going first where you can. The rule of thumb most supers use for above-ceiling coordination is big pipe first, then ductwork, then small conduit — gravity waste and storm lines have almost no room to move, so they set the elevation and everyone else weaves around them. If the schedule lets the ductwork go in before your storm main, you'll find your slope eaten and be back cutting hangers.
A short-interval plan is where you enforce that sequence. In a weekly work plan you're not just saying "plumbing rough-in, week of the 12th" — you're claiming a specific area, in a specific order, ahead of a specific trade. When those trade-flow hand-offs are drawn out visually instead of buried in a bar chart, the conflict shows up in the coordination meeting, not in the field with two foremen arguing over a joist bay.
Give yourself a realistic buffer between top-out and cover. Frame-to-rough usually wants a day or two of cushion for the framing crew's cleanup and the inspector's schedule. Rough-in to drywall wants the same — you do not want the insulation and board crews breathing down your neck before your test is signed off, because once that wall closes, every leak is a demo ticket.
Stacks and risers: coordinate up the building, not just across the floor
Vertical work breaks the "one floor at a time" rhythm that most other trades live by. A waste stack or a domestic riser has to be planned as a continuous vertical run, which means your crew's progress on floor three depends on the shaft being clear and the floor sleeves being cast on floors one through five.
The failure mode here is the missing sleeve. Somebody pours a deck without your riser penetration, and now you're core-drilling a structural slab and getting the structural engineer involved for an X-ray and a repair detail. Track floor-by-floor sleeve placement as its own line in the look-ahead, tied to each deck pour, so a missing penetration surfaces before the concrete truck shows up rather than three weeks later when you finally get to that floor.
Equipment setting: the crane doesn't wait
Water heaters, booster pumps, backflow assemblies, and big storage tanks all need to be rigged into place, and that usually means coordinating with a crane pick or a hoist window you don't control. The classic mistake is setting the equipment too late — after the surrounding walls are framed and there's no path to get it into the room.
Two questions belong in every look-ahead line for equipment: is the unit actually on site and inspected, and is the access path still open? A pump that's four weeks out on delivery cannot be in this week's work plan no matter how badly the schedule wants it. Confirm the delivery date against the setting date, and confirm the door or the knockout wall is still there when you need it.
Fixtures and trim: last in, first blamed
Fixture setting lives at the tail end, after paint and flooring, and it's where plumbing's reputation gets made or broken because it's the visible finish. Sequence matters: you set fixtures after the finishes are protected but before final connections and startup, and you stage the finish materials so a carrier is never damaging a floor that just got sealed.
The area-readiness problem is the one to watch. A room isn't ready for trim just because it's on the calendar — the finished floor has to be down, the walls painted, and the room lockable so your chrome doesn't grow legs overnight. A rolling weekly plan that tracks actual area readiness, not planned dates, keeps your crew from showing up to a room that's still taped off for touch-up.
Testing and inspection: the gate you can't skip
Every phase has a test, and each one is a gate that stops the trade behind you. Underground gets a hydrostatic or air test before backfill. Rough waste and vent gets a water or air test before cover. Water piping gets pressure-tested and, on domestic systems, disinfected and flushed before it's put in service.
Build the test and the inspection as their own activities in the look-ahead, not as an afterthought hanging off "rough-in complete." Two reasons. First, a failed test means a repair and a re-test, and if you didn't budget a day for that, you've just blown the cover date. Second, the inspector's availability is a real constraint you don't control — a plumbing inspection that needs two days' notice and only happens on certain days of the week has to be reserved, and the trade waiting on your sign-off needs to see that date too. When your test, your inspection, and the following trade's start all sit on one weekly plan, nobody gets surprised.
Site connections and specialty systems
Tying into the public main or the site utilities is often gated by things entirely outside the jobsite — the utility's own schedule, a tap permit, a shutdown window, sometimes a police detail for a street cut. Those lead times are long and rigid, so they belong on a six-week horizon, not a one-week one. The moment that date is known, it goes on the look-ahead as a fixed constraint, because the certificate of occupancy usually hangs off it.
Specialty and healthcare work adds its own wrinkles. Medical gas has to be installed, brazed, and certified by qualified personnel, and it carries its own inspection and verification regime that runs on a separate track from your standard plumbing. Fire sprinkler, meanwhile, is close enough to plumbing that people assume you'll sort out the ceiling conflicts on the fly — don't. Sprinkler heads and your waste lines are both fighting for the same ceiling plane, and the head locations are driven by coverage code, so they don't move easily. Coordinate those two scopes explicitly in the plan rather than discovering the clash when the sprinkler fitter is already in the lift.
Commissioning: prove it works before you hand it over
On a commissioned project, plumbing systems get functionally verified — domestic hot water recirculation actually recirculates, mixing valves hold their setpoint, pumps sequence correctly. Commissioning is a scheduling activity with real duration and real prerequisites: systems have to be energized, filled, and balanced first. Slot it in the look-ahead as its own window near the end, and make sure the items it depends on are done, or you'll be commissioning a system that isn't ready and burning the owner's turnover date doing it.
Making the long tail work for you
The thread running through all of this is that plumbing succeeds or fails on hand-offs — to the concrete crew at the slab, to the drywall crew at cover, to the finish trades at trim, to the utility at the connection, to the owner at commissioning.
