HVAC Scheduling Best Practices Using Rolling Lookahead Schedules

HVAC is the trade that quietly runs your building schedule, whether you planned for it to or not. It has the longest lead times on the job, the biggest pieces of equipment, the most trades depending on its rough-in, and a commissioning tail that can hold your certificate of occupancy hostage for weeks. Miss a duct drop coordination in the corridor and you'll have three trades stacked on one ladder. Forget to release the air handler submittal on time and you'll be looking at an empty mechanical room in month eight wondering where the summer went.

A rolling look-ahead schedule is how you keep that from happening. Not the 900-line CPM baseline the GC published at buyout, which nobody on the deck has looked at since. The three-to-six-week window your mechanical foreman actually plans against, updated weekly, tied to real constraints. Here's how to build one that works for HVAC specifically, and where the traps are.

Start With the Long-Lead Equipment, Not the Ductwork

The single biggest scheduling failure I see on mechanical work is treating equipment procurement as somebody else's problem. It isn't. Air handling units, chillers, and packaged rooftop units routinely carry 16 to 30 weeks of lead time, and custom AHUs can run longer. Your look-ahead only covers the next few weeks, but it has to be anchored to a procurement log that runs the length of the job.

The rule of thumb: work backward from the required-on-site date, add two weeks of float for a delivery that slips (it will), and that's your hard release date for the submittal. Then add the engineer's review time on top of that. If you need a chiller set in September and the factory needs 22 weeks, the submittal has to be approved by early spring. Miss that and no amount of clever weekly planning saves you.

What the look-ahead does here is keep the near-term consequences visible. When equipment is four to six weeks out, that's when rigging planning, pad and housekeeping curb readiness, and structural steel or roof-opening coordination need to hit your weekly work plan. Set the AHU before the roof is dried in and you save a crane mobilization. Miss that window and you're renting a bigger crane to fly it through a smaller opening later.

Ductwork: Fabrication Is the Real Constraint

Field crews don't wait on installation, they wait on fab. Your shop can only push so many pounds of sheet metal a week, and every project you're running is pulling from the same brake and coil line. The look-ahead has to reach back into the shop.

Practically, that means your three-week window should show not just "install duct, Level 3 east," but the fabrication release that feeds it — usually one to two weeks ahead of install for standard rectangular and spiral, longer for lined or heavy-gauge industrial work. Tie the release to approved coordination drawings, because fabricating off an un-signed-off model is how you end up with a dumpster full of transitions that don't fit the revised structure.

A few field realities worth building buffers around:

  • Main trunk lines go in before branch runs and before you can drop to diffusers. Sequence top-down: hangers and inserts, then mains, then branches, then terminals.
  • Get your VAV boxes and terminal units in early. They're small, they're easy to defer, and they become the thing blocking your controls contractor and your insulator two weeks before ceiling close-in.
  • Leave a day or two between rough duct and the trades that follow above the ceiling. Everybody wants the same plenum space, and stacking them the same shift guarantees rework.

Piping and the Above-Ceiling Traffic Jam

Chilled water, hot water, and condenser water piping is where mechanical coordination lives or dies, because the ceiling plenum is the most contested real estate on the job. Duct, pipe, conduit, sprinkler, cable tray, and the framer's soffit all want the same eighteen inches.

Sequence usually wants the big, gravity-and-slope-constrained systems first: sanitary and storm, then duct, then large-bore mechanical pipe, then the smaller trades that can weave around them. Sprinkler drops go late because they're flexible. If your look-ahead shows all of them "in progress" the same week in the same area, that's not a plan, that's a fistfight you scheduled.

This is exactly where location-based weekly planning earns its keep over a bar chart. When you plan by area — corridor grid A-C, Level 4 — instead of by system, the conflicts surface before the crews collide. Insulation, Controls, and the Close-In Deadline

Two activities routinely get squeezed at the end of mechanical rough-in, and both are on the critical path to closing the ceiling: pipe/duct insulation and controls (BAS) device rough-in.

Insulation follows the pressure test — you don't want to bury an untested joint — so it's gated by inspection sign-off, not just by pipe being hung. Build that dependency into the look-ahead: test, inspect, insulate, then release for close-in. Controls need their sensors, actuators, and DDC device boxes roughed in before the lid goes up, plus control wiring pulled. The controls contractor is almost always the last one in that plenum and the first one everyone forgets to invite to the coordination meeting.

The concrete gate to protect: ceiling close-in date per area. Every above-ceiling trade should see that date the same way. When it shows up in the weekly work plan as a hard milestone with duct, pipe, insulation, controls, and inspection all sequenced against it, the crews self-organize around it. When it lives only in the master schedule, it gets discovered the week the drywall crew shows up to hang lids over unfinished work.

Startup, TAB, and Commissioning: Plan the Tail Early

The back end of HVAC is where optimistic schedules go to die. Testing and balancing, equipment startup, and commissioning are treated as afterthoughts on the baseline and then compressed into the two weeks before turnover — which is impossible, because they have prerequisites that take real time.

Here's the dependency chain nobody wants to hear:

  1. Startup can't happen until the building can support it. Permanent power (not temp), clean filters, a closed building envelope, and often chilled/hot water available. If you're starting air handlers, the space needs to be reasonably clean or you're pulling drywall dust through brand-new coils.
  2. TAB can't finish until the system is complete and running. All boxes installed, all diffusers in, controls functional enough to command dampers and drive the system to the conditions the balancer needs. Balancers walking a job with half the terminals missing is wasted mobilization.
  3. Commissioning can't close until TAB is done and controls are programmed and point-to-point checked. Functional performance testing exercises the sequences of operation, and it will find things — a reversed actuator, a mislabeled point, a damper that fails the wrong way. Budget rework time. First-pass on functional tests is rarely 100 percent.

Put realistic durations in the look-ahead the moment these activities enter the window. TAB on a mid-size commercial floor is weeks, not days. Commissioning of a full central plant with integrated controls is a month-plus effort that overlaps startup and TAB, not a checkbox at the end. Pull these into your six-week window early and they stop being the surprise that eats your float.

Seasonal and Weather Constraints That Actually Bite

Weather affects HVAC scheduling in ways beyond the obvious. Setting rooftop equipment needs a dry roof and a crane day with acceptable wind — plan RTU sets around the weather window, not the calendar date. Starting chillers to run TAB in the dead of winter may require a false-load or a heat source the building can't yet provide, so the sequence of what you commission when has to respect the season. And permanent heat is often needed to condition the building for other finishes, which means the schedule pressure to get boilers or heat pumps online early is real and it lands on the mechanical crew.

None of that shows up in a generic bar chart. It shows up when the foreman and superintendent sit down every week, look three to six weeks out, and ask the honest question: what has to be true for this work to actually happen, and is it? That conversation — constraints identified, made-ready work confirmed, commitments made for the coming week — is the whole point of short-interval scheduling. Making the Look-Ahead a Living Document

A rolling schedule is only worth the meeting it comes out of. A few habits separate the crews who use them from the crews who print them:

  • Update weekly, same day, same room. The window rolls forward one week every week. Last week's plan gets measured — what did we commit to, what did we actually complete — before this week's gets set. That percent-complete number is your early warning system.
  • Plan by location, sequence by trade flow. HVAC touches every area and hands off to everyone. Seeing the work laid out spatially, with the trade sequence connected area to area, is what surfaces the conflicts a list of activities hides.
  • Get it in the field's hands. A plan the crew leaders can pull up on a phone on the deck beats one taped to the trailer wall. Share it with the subs who owe you predecessors — the framer who has to hold the soffit, the electrician who shares the plenum — so the whole sequence moves together.

Do that consistently and HVAC stops being the trade that surprises you in month eight. Equipment shows up when the room is ready for it, the plenum gets built in the right order, ceilings close on schedule, and commissioning starts on a system that's actually finished.
