Earthwork is the one phase where the schedule you drew in the office rarely survives first contact with the dirt. You hit a seam of wet clay nobody logged in the geotech report, a two-day rain event turns your haul road into soup, or the survey crew finds the pond is a foot deeper than the plans said. On a vertical trade you can usually hold a Gantt bar for a week and be roughly right. On mass earthwork, conditions change by the hour, and a six-month baseline is a planning fiction the day after you mobilize.
That's exactly why a rolling look-ahead — the short-interval schedule you rebuild every week, three or four weeks out — is the tool that actually runs an earthwork operation. The baseline tells the owner when the pad is due. The look-ahead tells your excavator operators, your haul trucks, and the trades stacked up behind you what happens Monday. Below is how experienced grading contractors use that weekly window to keep dirt moving and keep the followers off their back.
Start From Mass Grading, Not the Whole Site
The mistake I see young schedulers make is trying to plan the entire site at once. On a big pad you don't grade everything simultaneously — you work in phases, and the look-ahead should mirror the phasing. Break the site into grading cells or lifts and sequence them around where the followers need to start first. If the building pad in the northeast corner has to be at subgrade so foundations can begin, that cell leads. Everything else queues behind it.
In your weekly plan, a grading activity that reads "mass grade site" is useless. What a foreman can actually use is "strip and stockpile topsoil, Cells A–C" and "cut Cell A to +0.5 of subgrade, haul to Fill Area 2." Each line names a location, an operation, and a destination for the material. That location-based framing is what separates a real short-interval schedule from a to-do list, and it's the level of detail your operators need on a Monday morning.
Cut and Fill Balance Is a Scheduling Problem, Not Just an Estimate
Your estimator gave you an earthwork balance — so many cubic yards of cut, so much fill, import or export to make it work. That number is a total. What kills your margin is the sequence, because dirt moved twice is dirt you paid for twice. If you cut Cell A in week two but the fill area that needs it isn't ready until week five, you either double-handle it into a stockpile or you idle the pan.
Use the look-ahead to line up cut and fill in time, not just in quantity:
- Match your cuts to open fills in the same window. The ideal is direct haul — dig here, place there, compact, done. Every stockpile is a re-handle you're eating.
- Track running balance week to week. If you're generating more cut than you have fill for, you'll need export lined up before the stockpile becomes a mountain that's in everyone's way.
- Watch moisture on borrow. Fill placed too wet won't pass compaction; too dry and you're watering it. Your look-ahead should note which fill areas are workable this week versus which are waiting to dry out.

Keep a bank of wet-weather work in your back pocket: hauling off already-stockpiled material on your gravel roads, setting or maintaining erosion control, rock work, or grading operations on granular soils that shed water. When the clay is too greasy to touch, you pivot the crew to something productive instead of sending them home. Build these alternates right into the weekly plan as a "if it rains" line so the super isn't improvising at 6 a.m.
Two rules of thumb worth holding: after a soaking rain, cohesive (clay) subgrade usually needs a day or more to dry before it'll compact — don't promise a proof-roll the morning after a storm. And always leave your haul roads and working surfaces with a little cross-slope at the end of the day so water runs off instead of ponding. The crew that grades flat and goes home loses the next morning to standing water.
Sequence Equipment, Because the Iron Is Your Real Constraint
On earthwork, the schedule is really an equipment schedule. A dozer, an excavator, a fleet of articulated trucks, and a sheepsfoot roller each cost hundreds of dollars an hour whether they're cutting or sitting. Your look-ahead's job is to keep that iron loaded.
Plan machine moves deliberately — a lowboy move across the site or between jobs is a half-day you don't get back, so batch the work in a location before you relocate the big machines. Match your haul fleet to your loading tool: too few trucks and your excavator waits between loads; too many and you're paying trucks to idle in a queue. The weekly plan is where you right-size that. And stage your compaction to follow placement closely — fill that sits overnight before rolling can dry out or take rain, and now you're reworking it.
When you assign specific machines and operators to specific cells in the daily plan, you also surface conflicts before they cost you: two activities both wanting the same excavator on Wednesday shows up as a clash you can resolve in the office instead of a fight in the field.
Coordinate the Trades That Live In Your Dirt
Earthwork almost never happens in isolation. Underground utilities, foundations, and site paving all key off your grades, and the coordination gotchas are where schedules blow up.
Wet and dry utilities
The classic conflict: you want to bring an area to subgrade, but the underground crew needs to trench storm, sanitary, and water through it first — and their pipe runs on grade you haven't set yet. Sequence it so utilities in a given cell go in the right order of depth (deepest first — storm, then sanitary, then water and dry utilities shallower), and don't fine-grade over a trench that hasn't been backfilled and compacted in lifts. A settled trench under a finished pad is a callback with your name on it.
Foundations
Foundations can't start until the pad is at subgrade, tested, and the survey crew has verified elevations. Build a real buffer here — a day or two between "grading complete" and "foundation layout" for the proof-roll, any soft-spot repair, and getting your compaction results in hand. Handing a pad to the concrete crew that then fails a density test is the kind of miss that stalls the whole job and puts you on the hook.
Erosion Control Isn't Optional — Schedule It Like Work
Your SWPPP is a legal document, and an inspector who shows up after a rain to find silt fence down and inlets unprotected can shut you down and fine you. The problem is that erosion control is the easiest thing to defer when you're chasing production. Put it in the look-ahead as its own recurring line: perimeter controls before you strip, inlet protection as inlets go in, stabilized construction entrance maintained, and stabilization (seed, mat, or stone) on any slope that's going to sit exposed.
Tie the controls to the grading sequence so protection goes in ahead of the disturbance, not after the first storm chases you. It's cheaper to schedule a day of silt fence than to clean silt out of a neighbor's storm system and eat the fine.
Compaction Testing and Dewatering: The Hidden Schedule-Killers
Two activities quietly control your pace on most sites, and both belong in the weekly plan by name.
Compaction testing. You can't cover a lift of fill until the geotech tech has taken densities and they've passed. If your look-ahead doesn't schedule the testing lab into the loop, you'll have a crew standing on completed fill waiting on a tech who's on another job. Give the lab a heads-up in the weekly plan — "nuke gauge testing, Fill Area 2, Wednesday PM" — and build in that a failing test means rework, not a magic pass. Placing fill faster than it can be tested and accepted just buries the problem for the next lift to inherit.
Dewatering. If you're excavating below the water table — deep utility runs, a basement, a detention pond — you're pumping, well-pointing, or trenching to keep the cut dry, and that setup has to lead the excavation, not chase it. Excavating in standing water gets you muck instead of a workable subgrade, and now you're over-excavating and backfilling with stone you didn't budget. Schedule the dewatering to be running and drawn down before the dig reaches that elevation.
Finish Grading Is a Handoff, So Treat It Like One
Finish grading — bringing the site to final subgrade for paving, curb, and landscape — is where earthwork hands the site to the trades that follow. The tolerances tighten (you're now working to tenths, sometimes hundredths, on a pad), and the followers are watching the calendar. Sequence finish grading right ahead of the trade that needs it so you're not fine-grading an area that then sits and gets rutted by construction traffic. Fine grade, protect, hand off — in that order, cell by cell.

A finish-grade cell isn't "done" because the operator says so; it's done when it's been checked to grade, the followers have accepted it, and it's marked complete in the plan. That confirmation step — did the committed work actually finish — is the discipline that makes a rolling look-ahead reliable instead of aspirational.
Making the Rolling Look-Ahead a Habit
None of this works if the look-ahead lives in one person's head or gets rebuilt from scratch each week. The rhythm that holds it together is simple: every week, roll the window forward, mark what actually got done against what you committed to, and re-plan the next three to four weeks around real conditions on the ground. The activities that slipped tell you where your real constraints are — usually weather, testing turnaround, or the followers not being ready.
