Put the Farm Operator in the Planning Room First

Before you set a single milestone, sit down with whoever runs the operation and get their year on paper. Not "when's harvest" — the specifics. When does the sprayer need clear access down the main lane? Which two weeks is the custom chopping crew booked, and can nothing block the pit during that window? When do the cattle move, and does your work zone sit between the barn and the water they need?

This is the single most valuable hour on the whole project, and most contractors skip it. The farm operator is carrying a schedule in their head that is every bit as real as your critical path, and it takes priority over yours because it's their livelihood and it's weather-locked. Capture those blackout windows as fixed constraints in your look-ahead schedule the same way you'd treat a permit hold or a long-lead steel package. Everything else sequences around them.

A practical tip: get the operator's cell number and treat them like a trade partner in the weekly planning meeting, even if it's just a five-minute phone call. Seasonal Windows Are Your Real Deadlines

On most jobs the deadline is a contract date. On a farm, the deadline is often a season — and missing it doesn't cost liquidated damages, it costs the owner a year. A calving barn that isn't dried-in before the first cold snap is useless until next spring. A grain dryer that isn't commissioned before harvest means the crop goes somewhere else at a cost. So work backward from the season, not forward from your notice to proceed. If the operator needs the building functional by first frost, and you know commissioning and the owner's own fit-out eat two weeks, then substantial completion is two weeks earlier than "functional," and dry-in is however long before that your envelope takes. Build the look-ahead against that immovable date and you'll immediately see which activities have slack and which don't. Usually it's the site and foundation work that has to compress, because it's the front end that gets eaten by a wet spring.

Make-Ready Is Harder on a Rural Site — Plan the Constraints Out Loud

The whole point of a rolling look-ahead — four to six weeks out — is to spot the reasons a task can't happen and clear them before the crew shows up. On a farm, the constraint list is longer and less obvious than in town:

  • Access. One farm lane, shared with grain trucks, milk tankers, and the feed wagon. Your concrete pour and their afternoon feeding cannot both own that lane. Sequence deliveries around the operation's daily rhythm, not just your own.
  • Power. Rural sites often have no three-phase at the build location, or the nearest transformer is a quarter mile off. If the new building needs a service upgrade from the co-op, that's a lead time measured in weeks or months — get it on the look-ahead the day you sign.
  • Water and soil. Ag ground is frequently soft, high-organic, or tiled. Expect over-excavation and imported structural fill on more foundations than you'd guess, and plan the export of that muck when the ground can actually carry a truck.
  • Deliveries. A 53-foot flatbed of trusses does not turn around in a barnyard the way it does in a staging lot. Confirm the truck can physically get in, get turned, and get out before you schedule the crane.

Every one of those is a make-ready item. If it isn't cleared, the task isn't ready, and you don't put it in this week's plan. Committing to work you know is blocked is how you train a crew to ignore the schedule.

Only Promise What's Actually Ready

The core discipline of the Last Planner approach is reliable promising: the weekly work plan contains only tasks whose constraints are all cleared, and the people doing the work commit to them out loud. On farm jobs, weather makes this harder and more important at the same time.

Be honest about weather-dependent work in the plan. If the metal crew can't safely be on a roof in a 25-mph gust and the forecast is ugly Wednesday, don't promise sheeting Wednesday — promise the interior work you can do regardless, and hold the roof as a backup task for the first clear morning. Good short-interval scheduling isn't about pretending you control the weather; it's about always having a ready, weather-proof task queued so a bad-sky day still moves the job forward instead of sending everyone home.

Track your percent plan complete — the share of the week's promised tasks you actually finished — and when a task blows, write down the real reason. On ag work you'll see the same culprits recurring: access blocked by farm operations, delivery didn't fit, ground too wet, owner's fit-out not done. Those recurring reasons are your improvement list. Fix the top one and next month's reliability climbs on its own.

Equipment Rough-In Usually Drives the Whole Job

Here's the gotcha that catches general contractors new to ag work: on a lot of farm structures, the building exists to house equipment, and the equipment supplier — not you — controls the finish. Grain bins, dryers, augers, feed systems, milking parlors, ventilation and manure-handling equipment all arrive on someone else's schedule and often set anchor bolts, pits, chases, and pads that your concrete has to be right for.

Get the equipment vendor's shop drawings and their install crew's availability into the look-ahead early, because you cannot pour the pad until you know the bolt pattern, and you cannot close the building until their rough-in is set. I've watched a finished, beautiful shell sit empty for six weeks because the auger system was back-ordered and nobody had put the vendor's lead time on the schedule. Give the Specialty Trades Extended Visibility

A concrete finisher isn't going to send a full crew forty-five minutes out on the hope that the site's ready; give them enough lead time and a firm ready-date and you'll get the A-team.
