How Cladding Contractors Use 6 Week Lookahead Schedules

Cladding is the trade that punishes you for planning like everyone else on the job. Framing, drywall, MEP rough-in — those live comfortably inside a three-week window because the material is a phone call away. A metal panel system, a rainscreen with custom returns, a unitized curtain wall, or a run of terracotta baguettes doesn't work that way. The panels you're hanging in week six were released to the shop weeks ago, and if you got the release wrong, no amount of hustle in the field fixes it. That gap between when you have to commit and when you actually install is exactly why cladding wants a six-week look-ahead and not the standard three.

I've watched a facade job lose a month because a superintendent treated the panel package like a delivery he could expedite. He couldn't. The extrusions were on a boat. This article is about running the six-week horizon in a way that keeps that from happening to you.

Why six weeks, specifically

The number isn't arbitrary. It's set by the longest fabrication-and-delivery lead time you can't compress. For a lot of architectural cladding, that's four to six weeks from approved shop drawings to material on site — sometimes longer for imported systems or anything with a special finish. If your look-ahead only sees three weeks out, you are physically incapable of reacting to a fabrication problem in time to matter. You'll find out you're short panels the week you needed to hang them.

The six-week window buys you the one thing cladding coordination actually needs: time to change your mind about the shop before it's too late. Field conditions shift — a wall goes up out of tolerance, an opening moves, a substrate inspection fails — and a six-week horizon lets you resequence which fabrication batch ships next instead of eating the delay. Short-interval planning still runs underneath it. You're not scheduling the whole facade to the hour six weeks out; you're keeping a hard, detailed one-to-two week window for what crews touch this week and next, and a coarser three-to-six week band for fabrication commitments and long-lead decisions. Good look-ahead tools handle both layers on one board, which is the whole point — the fabrication commitment and the install crew are looking at the same plan.

Run fabrication like it's on your critical path — because it is

The single biggest cladding failure mode is treating the shop as a black box that either delivers or doesn't. Pull it onto your look-ahead as real activities with real durations:

  • Shop drawing submittal and approval. Budget two to three weeks for the review cycle, and assume at least one rejection round. This is where schedules quietly die — a two-week approval that becomes six because it bounced twice.
  • Fabrication release and shop production. Once approved, the shop needs its own lead time. Know it in days, not "a few weeks."
  • Finish and QC. Anodizing, PVDF coating, and powder-coat batches have their own queue. Finish is where color consistency is won or lost — more on that below.
  • Delivery and staging. Custom panels don't come off a flatbed you can reorder on a whim.

Sequence your fabrication batches to match the installation sequence, not the other way around. If you're hanging the south elevation first, that batch releases first. This sounds obvious and gets violated constantly, because the shop optimizes for its own efficiency and will happily build the easy panels first. You have to drive the release order from the field plan. When you tie the field install sequence and the fab release on the same look-ahead, you can see the collision — "we release the north batch in week 4 but don't hang it until week 9" — and fix the staging problem before three truckloads of panels show up with nowhere to go and start getting damaged.

Substrate readiness: the gate you don't skip

Cladding crews mobilizing onto a wall that isn't ready is expensive theater. Before panels go up, the assembly behind them has to be complete and, in most cases, inspected. That means sheathing installed and fastened to spec, the water-resistive barrier and air barrier applied and lapped correctly, flashings integrated at every transition, and the attachment system — clips, hat channel, subgirts, or a rail system — set to layout and tolerance.

Put substrate readiness on the look-ahead as an explicit predecessor with its own inspection hold, and give yourself a one-to-two day buffer between "substrate complete" and "cladding starts" for punch, cleanup, and the WRB inspection. The buffer feels like slack until the day the inspector red-tags a section of barrier and you're glad the panel crew wasn't already staged on top of it. The rule on site: you never cover a wall you can't prove is right, because everything you hide gets expensive to reopen.

Weather windows and dry-in strategy

Exterior work lives and dies by weather, and cladding compounds it — some sealants and coatings have hard temperature and dew-point limits, and wind shuts down lift and swing-stage work fast. The look-ahead earns its keep here by always carrying a plan B. When you can see six weeks out, you plan protected or interior-adjacent work to pull crews into when the forecast turns, instead of standing them down and paying for nothing.

Watch the sealant window in particular. Panels can hang in cold weather; the sealant joints that weatherproof them often can't. Sequence the wet sealant work into the temperature windows it actually needs and don't let it drift to the tail end of the job where the weather has already turned against you.

Access and scaffold: the constraint people forget

You can have every panel on site and a full crew and still not hang a thing, because the swing stage isn't rigged or the mast climber is tied up on another elevation. Access is a shared resource, and on a busy exterior it's fought over by cladding, masonry, waterproofing, painters, and window installers all at once.

Coordinate access on the look-ahead the same way you coordinate crews. Map which elevations need scaffold, mast climbers, or lifts in which weeks, and reconcile that against every other exterior trade's needs and against the erection and dismantle sequence. The classic gotcha: scaffold comes down off an elevation before the cladding punch and final sealant are done, and now you're renting a lift to fix three joints you could have finished for free. Keep access up until the elevation is genuinely complete, and put the dismantle date on the plan where everyone can see it and argue about it early.

Interfaces are where facades leak — coordinate them like it

Panels in the field are the easy part. The money and the callbacks live at the edges: window and door openings, corners, parapets, base transitions, and expansion joints. These are the details that leak, and they leak because of sequencing, not craftsmanship.

  • Windows and doors. Head, jamb, and sill flashings have to integrate with the WRB and the cladding in the right order. Get cladding and glazing on the same page about who's setting what and when — install a reveal before its flashing is tied in and you've built a funnel into the wall.
  • MEP penetrations. Every louver, hose bib, light, and conduit through the skin is a hole that has to be flashed and sealed. Coordinate penetration locations and timing with the MEP trades before the panels close the wall, not after someone core-drills through a finished facade.
  • Corners and transitions. These usually need special panels or trim and often the crew's best hands. Flag them on the look-ahead so the right material and the right people are there together.

Walk these interface details in a coordination huddle a couple of weeks ahead of installation, while there's still time to order a missing closure or reroute a conduit. Trade-flow sequencing — mapping the handoffs between cladding, glazing, waterproofing, and MEP as connected steps rather than isolated bars — is exactly what keeps these edges from becoming leaks.

Multiple systems, one facade

Most real projects aren't one cladding type. You've got metal panel over here, brick or a rainscreen there, a stretch of ACM, maybe a curtain-wall base. Each has its own substrate, attachment, tolerance, and detailing at the seams where systems meet. The transitions between cladding types are their own coordination problem, and they belong on the plan as distinct activities with their own predecessors, not lumped under "cladding."

Color, batch, and finish continuity

Here's one that bites you months after install, in daylight, with the owner standing next to you. Coated and anodized finishes vary batch to batch. If a single elevation gets built from two finish lots, you can end up with a visible color break running down a wall that looked fine on a cloudy day and screams on a sunny one. Track finish batches against install areas, and keep a continuous visual field — a whole elevation, a whole plane — inside one batch. When you order and stage by batch on the look-ahead, you catch the split before it's forty feet in the air.

Attachment verification, fire, and inspections

Cladding attachment is structural, and on rated assemblies it's also a fire-performance issue. Build the verification into the plan, not around it: attachment pull tests or engineered clip checks before you conceal connections, fire-rated materials confirmed on site for rated areas (no field substitutions — a swapped fastener or closure can void the assembly), and inspection holds sequenced so the inspector shows up when the work is genuinely ready. Nothing wastes a look-ahead like scheduling an inspection for a wall that's 80% done.

The discipline is simple: verify and inspect before you cover, because reopening a finished facade to prove an attachment is the most expensive mistake on this trade.

Closeout starts at the first panel

Warranty on a cladding system usually hinges on documentation — approved submittals, finish certifications, test results, sealant records, and installation sign-offs. Capture it as you go on the same plan that runs the work. The superintendent who scrambles for finish certs at closeout is the one who didn't log them at install, and manufacturers are unsympathetic when a warranty claim lands two years later and the paper isn't there.

Cladding rewards planners who respect the lead time and punishes those who don't. The six-week look-ahead isn't about scheduling more — it's about seeing the fabrication commitment far enough out to steer it, while still running a tight one-to-two week window in the field. Pull the shop onto your board as real activities, gate every wall on a verified substrate, protect your access and your weather windows, and treat every interface as a place that will leak until you prove it won't. Do that on a single connected plan the whole team can see, and the facade goes up on sequence instead of by luck.
