The hardest part of running a jobsite has never been getting one trade to do its work. It's getting six trades to do their work in the same 900 square feet without tripping over each other, damaging what the last crew just finished, or standing around waiting for a wall that isn't ready. That's the whole game, and the weekly work plan is where you win or lose it.
A good weekly plan is not a list of what everybody wants to do. It's a negotiated agreement about who owns which space when, what has to be finished before the next crew shows up, and what happens when reality doesn't cooperate. Here's how to build one that actually holds together on a multi-trade floor.
Understand the coordination problem before you try to solve it
Three forces fight you every week. First, shared space: your plumber, HVAC installer, sparky, and framer all need the same corridor, and only so many bodies fit before productivity falls off a cliff. Second, hard dependencies: the electrician can't pull wire until the top plate is up and the boxes have something to nail to, and drywall can't cover anything until inspections pass. Third, competing incentives: every sub is optimizing for their crew's efficiency, which usually means they'd like to mobilize a big gang, blow through their scope, and demobilize. Your job is to keep that self-interest from wrecking the sequence.
You'll never eliminate those forces. You manage them by controlling two things tightly: space and sequence. Get those right and most conflicts never happen.
Divide the floor into zones and give each one an owner
Break the work area into zones — by wing, by unit cluster, by grid line, whatever matches how the building actually goes together. On a multi-family job, a stack of units or a floor is a natural zone. On a commercial fit-out, quadrants off the core work well.
The rule that makes zones work: at any given moment, a zone has one primary trade. Not "electrical and mechanical are both in Zone B this week" — that's how you end up with two foremen arguing over a lift. One trade owns the zone, does its thing, and hands it off clean. Everyone can see the rotation coming, so the plumber knows he's got Zone A Monday through Wednesday and needs to be buttoned up by Thursday because HVAC is behind him.
Zones also make your handoffs concrete. Instead of a vague "rough-in is about done," you get "Zone A plumbing rough is complete, inspected, and released to HVAC as of Wednesday afternoon." That's a fact you can plan against.
Nail the sequence — and respect the buffers
Trade order isn't arbitrary, and the crews who've been doing this a while already know most of it. On MEP rough-in, the usual order is overhead first, big pipe before small: HVAC ductwork and the plumber's waste and vent lines want to go in first because they're bulky and gravity-driven and can't dodge much. Electrical, and the smaller water and gas lines, thread through afterward because wire and half-inch pipe bend around obstacles a lot more easily than a soil stack or a trunk duct does.
Build the buffers into the plan on purpose. A few that earn their keep:
- Frame-to-rough-in: leave a 1–2 day buffer after framing for cleanup, blocking corrections, and the framing/nailing inspection. Rough-in crews that start on top of an unfinished frame create rework.
- Rough-in to inspection to insulation: nothing gets covered until the trade inspections pass. Don't schedule insulation the same morning you expect the electrical rough sign-off — one failed inspection and your whole cover sequence slips.
- Insulation/drywall to taping: hangers and tapers are effectively different crews with different rhythms. Sequence them as separate handoffs, not one blur called "drywall."
And put the electrician's own good habits in the plan where they save you a callback — megger the runs before the wall closes, pressure-test the plumbing before insulation buries it. Once drywall's up, finding a nicked cable or a weeping joint means cutting open finished work. The schedule should protect those test points, not race past them.
Plan it as a group: pull, don't push
The best weekly plans aren't written by the superintendent alone in the trailer at 6 a.m. They come out of a short pull-planning session with the trade foremen in the room. Pick a near-term milestone — "Zone C ready for drywall by the 24th" — and work backward. Each foreman puts up what his crew needs to do and how long it takes, in his own words, and you build the sequence from the finish line back to today.
Two things happen in that room that you can't get any other way. Foremen surface dependencies you didn't know about ("I can't set my rooftop unit until the crane's here, and the crane's booked Thursday"). And because they committed to the durations out loud, in front of their peers, the commitment sticks in a way a top-down schedule never does. Find the conflicts on paper, not on the floor
A conflict you catch in the Tuesday coordination meeting costs a conversation. The same conflict discovered Thursday afternoon costs a crew standing around and a sub sending you a delay email. So hunt for them early. Three kinds to watch:
- Spatial overlap: two trades planned into the same zone at the same time. A visual, location-based plan makes this jump out — you literally see two colored bars sitting on top of each other. A row-of-tasks list hides it.
- Resource collisions: everyone wants the man-lift or the hoist Wednesday morning. Shared equipment is a schedule item, not an afterthought.
- Prerequisite gaps: a successor trade scheduled before its predecessor finishes — drywall booked before the electrical inspection clears. These are the quiet killers because they look fine until inspection day.
When you find one, you've got three levers, in order of preference: resequence (change the order so the conflict disappears), separate in time (same space, different days), or separate in space (subdivide the zone so both can work safely in parallel). Reach for resequencing first — it usually costs nothing but a conversation.
Fight stacking like it's trying to hurt you, because it is
Stacking of trades — piling four crews into a space sized for one — feels like progress and is almost always the opposite. Bodies get in each other's way, materials have nowhere to stage, the tile guy's setting mud while the painter's spraying overhead, and everyone's rate of work drops. It's also a safety problem: more trades in a tight space means more ladders, more cords, more ways to get hurt.
Set a realistic cap on how many crews a zone can absorb and hold the line on it. When a sub pushes to add a second gang "to catch up," the honest answer is often that a second gang in that space will make both gangs slower. The zone system gives you the language to say no: "You've got A and B this week; C opens to you Monday." A rotation the whole floor can see beats a shouting match every time.
Coordinate the stuff around the work, not just the work
Half the conflicts on a busy floor aren't about the installation — they're about everything surrounding it. Where does each trade stage material so the corridor stays passable? Who's got the hoist and for how long? Do the access routes cross, so the drywall cart and the HVAC crew are fighting over the same stairwell? Put material staging, hoisting windows, and access routes into the weekly plan explicitly. They're cheap to coordinate in advance and miserable to untangle at 10 a.m. with two foremen glaring at you.
Run a tight weekly coordination meeting
One face-to-face meeting a week with all the trade foremen, same time, same place. Keep the agenda boring on purpose:
- Look back: what did we commit to last week, and did it happen? Track it as a simple percent — of the tasks we promised, how many actually finished on time? That number, watched over weeks, tells you which trades are reliable and where your sequence keeps breaking.
- Look ahead: confirm next week's zone rotation, handoffs, and shared-resource windows.
- Clear conflicts: resolve the overlaps you found, make the calls the trades can't make themselves.
When two subs can't agree, you decide — that's the job. But decide out loud, with the reason, and apply the same standard to everybody. Fairness in those calls is what keeps subs bringing you their real constraints instead of padding their durations to protect themselves.
Handoffs are where quality and schedule both live or die
A handoff isn't complete because the predecessor left. It's complete when the space is finished, inspected where required, and the receiving foreman has walked it and accepted it. Build a quick verification into the routine: predecessor confirms done, successor confirms they can work, and any damage or open item gets logged right then — before the next crew covers it up and the argument about who broke what becomes unwinnable. Ten minutes of a documented walk saves you a week of finger-pointing later.
Adjust coordination by phase
The coordination load isn't constant. Foundation and site phase is mostly concrete, waterproofing, and utilities — fewer trades, but big equipment and weather-driven pours to sequence. Rough-in is the peak: every MEP trade in the walls and ceilings at once, and this is where zone discipline matters most. Finish phase flips the priority to protection — you're coordinating delicate work in a nearly done building, so the concern shifts from "who's in the space" to "who's about to damage what the last crew finished." Match your meeting focus to the phase you're in.
Learn from the failures
Keep a light record of coordination breakdowns — which handoff slipped, which trade got stacked, which inspection blew up the cover sequence. Over a few weeks the patterns show themselves: maybe the plumber is always two days behind the plan, or one zone is chronically too tight for the crews you keep assigning to it. That's where the real improvement comes from. The weekly plan isn't a document you produce and forget; it's a process you tune, and last week's misses are the best data you've got.
The superintendent is the coordinator-in-chief
Nobody else on the job has the full picture, so nobody else can run this. You set the zone rotation, you enforce the sequence, you make the calls the trades can't, and you protect the buffers and test points that keep the work from turning into rework. Do it with a plan the whole floor can see, updated as things change, and coordination stops being a daily fire drill and becomes just the way the job runs. When the trades trust the sequence, the building goes up smooth. When they don't, everybody bleeds — and it always traces back to a weekly plan that never really got built.
