Ground-up work is forgiving in a way tenant improvements never are. On a new building you own the site, you own the hours, and if the drywall crew needs another day nobody's paying rent on the space they're standing in. TI is the opposite. You're squeezed into a shell someone else built, working around a landlord's rules, a tenant's move-in date that got promised to their board six months ago, and a floor plan that changes the first week because the field never matches the as-builts. The schedule is short, the tolerances are tight, and the coordination load per square foot is higher than almost anything else we build.

The tools that keep a big ground-up job on track — the giant Gantt chart, the monthly pull plan — don't fit here. TIs live and die on the two- and three-week window. What actually moves the needle is short-interval planning: a weekly work plan you can rebuild on Friday afternoon when Monday's inspection slips. This is where good software earns its keep, and it's worth being specific about what "help" actually means, because most of it has nothing to do with the marketing bullet points.

Why TI schedules break differently

Every job type has its own way of going sideways. On a TI, the failure modes are predictable enough that you can build the plan around them.

  • The existing conditions lie. You demo a wall expecting a stud cavity and find a chase full of live conduit feeding the tenant next door, or abandoned ductwork the drawings never showed. Budget a demo-and-verify buffer before you commit MEP rough-in dates. On an older building, assume the first week of demo is really discovery.
  • You don't own the building's core systems. Tie-ins to base-building fire alarm, sprinkler, and HVAC controls almost always require the landlord's contractor, the landlord's approval, and a shutdown window. Those windows get scheduled weeks out and only happen at night or on weekends.
  • The space is occupied around you. Working on floor 6 while floors 5 and 7 are staffed law firms means no dust, no noise before 6 p.m., freight-elevator-only material moves, and a lobby you can't stage in.
  • The clock is real and personal. The tenant has a lease commencement date. Miss it and someone is paying double rent. That pressure lands on the schedule harder than any liquidated-damages clause on a ground-up job.

None of these are software problems, exactly. But every one of them is a coordination problem, and coordination is what a look-ahead schedule exists to manage.

Fast-track without the wreck

TIs are almost always fast-tracked, meaning you're building off drawings that aren't fully done. That's not an excuse to wing it — it's a reason to plan tighter. The trick is sequencing around what's actually known.

A rough interior buildout sequence looks like this, and the buffers between phases are where amateurs get burned:

  1. Demo and layout — clear it, then snap your walls to the field, not the plan.
  2. Overhead rough-in — HVAC ductwork first because it's the biggest and least flexible, then plumbing, then electrical and low-voltage threading around both. Give this a hard 2–3 day float; the overhead is where every trade fights for the same ceiling plenum.
  3. Framing — top track and studs, but hold the drywall.
  4. In-wall rough-in and inspection — electrical, data, plumbing in walls. Then stop and get the rough inspection signed off before you close anything. This is the single most-blown milestone on TIs. Close a wall ahead of inspection and you'll be cutting it open on the inspector's word.
  5. Insulation and drywall — hang, tape, and a real 1–2 day buffer for mud to dry before paint. Rushing this shows in every wall for the life of the tenancy.
  6. Ceiling grid and finishes — grid, then paint, then flooring, then drop the tile and trim out.
  7. Trim-out and commissioning — devices, fixtures, HVAC balancing, controls, and the punch that never seems to end.

The single most useful discipline in fast-track is protecting inspection points. Build them into the plan as fixed nodes, and treat the days on either side as buffer, not workspace. A one-day inspection slip that you planned for costs nothing. The same slip on a plan with zero float cascades into every trade behind it.

The landlord is a trade partner, whether they know it or not

New supers on TI work underestimate how much of the schedule the building controls, not the GC. Freight elevator reservations, loading dock windows, after-hours HVAC (which the tenant often pays for by the hour), COIs on file before anyone swings a hammer, fire-watch requirements during hot work, and base-building tie-in shutdowns — all of it runs on the property manager's calendar, not yours.

Put these on the look-ahead as their own line items with real lead times. A base-building sprinkler tie-in might need a two-week notice and can only happen on a Saturday. If that's sitting in an email thread instead of on your three-week look-ahead, it will surprise you at exactly the wrong moment. The value of putting building-side constraints into the same weekly work plan your trades see is that everyone plans around the same reality. The electrician stops promising Tuesday when the shutdown is booked for Saturday.

Tenant communication that prevents change orders

The tenant isn't a spectator on a TI — they're a decision-maker, and their decisions are on your critical path. Finish selections, furniture-system layouts that drive floor-box locations, IT and AV requirements, appliance specs for a break room. Every one of those is a decision that, if it lands late, stalls a trade.

The move that saves you: pull every tenant-dependent decision out of the drawings and turn it into a dated decision log, working backward from the date the trade needs it. If the electrician needs floor-box locations by the 15th to keep the slab-prep sequence, the tenant's furniture decision is due the 8th, and their designer needs to hear that on the 1st. Surface that on the schedule the tenant actually sees and you convert a vague "we're still deciding" into a hard deadline with a visible consequence.

Do this and you'll also head off the worst TI dispute of all — the tenant who "didn't realize" a change would cost time and money. When the request lands against a shared, visible plan, the impact is obvious to everyone in the room before you write the change order.

Trade coordination in a space with no room

The hardest part of a TI isn't the work, it's fitting the people. A 4,000-square-foot suite can't hold the framers, the HVAC crew, the electrician, and the drywall stockers at the same time without them stepping on each other. There's nowhere to store material, one way in, and often only one usable restroom in the whole space.

  • Ceiling plenum congestion. Sequence the overhead so duct wins the big runs, then sprinkler, then conduit and data threading the gaps. Reversing it means the electrician runs first and the HVAC crew spends a day rerouting around him.
  • Existing sprinkler heads. New wall layouts almost always require head relocations, and that means a system drain-down — coordinated with the landlord, usually after hours. Miss it and your ceiling grid stops cold.
  • Power and temp conditions. If the base-building HVAC to your floor isn't running, your mud won't dry and your flooring adhesive won't cure to spec. Confirm conditioned air before you schedule finishes, not after.
  • Material staging. With no lay-down space, "just in time" isn't a philosophy, it's the only option. Tie delivery dates to the install week and confirm the freight elevator window in the same breath.
