School work is a different animal. Most jobs give you some slack in the finish date. A school does not. The bell rings on the first day of the term whether you're ready or not, and if you're not, you've got a district superintendent, a school board, and a few hundred parents who are all going to hear about it. I've handed over buildings where we were still touching up paint the weekend before students walked in, and I've watched a summer classroom-wing renovation nearly blow its window because one fire alarm inspection slipped four days. The date does not move. Everything else has to.

That single fact — the immovable end date — is what should shape how you plan a school job from day one. Below is how I've learned to run these, what actually goes wrong, and where a disciplined look-ahead process earns its keep.

Start From the End Date and Work Backward

On a normal commercial job you build a forward schedule and manage the finish. On a school, flip it. Take the hard occupancy date, back off the days you actually need for the stuff that always gets squeezed, and let that tell you when the real construction has to be done — which is usually weeks earlier than people assume.

Before students, teachers need the rooms. Before teachers, you need FF&E installed. Before FF&E, you need final cleaning, a certificate of occupancy, and every inspection signed off. Before the CO you need the fire marshal, and the fire marshal wants the alarm and sprinkler tested and the egress lighting proven. That's a stack of dependencies, and each one has a lead time you don't control. My rule of thumb for a school handover: reserve at least two weeks between "construction complete" and "students arrive," and three if you can get it. That window is for teacher setup, technology commissioning, and the punch you didn't see coming. Teams that don't protect that window end up moving furniture in around workers still on ladders.

Summer Is Shorter Than the Calendar Says

The classic K-12 move is to cram major work into the summer break. On paper you might have ten or eleven weeks. In practice you have fewer. The last day of school isn't the day you get the building — custodial has to strip and store, IT has to pull equipment, and the district may not release the space for a week. On the back end, staff come back before students do. So a "summer" that reads as eleven weeks is often seven or eight of real, unobstructed working time.

Plan the summer as a tight, week-by-week sequence, not a loose bucket of work. This is exactly where short-interval scheduling pays off: you commit to what each crew will physically complete this week and next, you check it Friday, and you re-plan for reality. Front-load the long-lead demolition and any abatement — if you've got asbestos floor tile or old ceiling systems, that testing and remediation has to clear before anyone frames or paints, and it will eat your first two weeks whether you scheduled for it or not. Get overhead rough-in (duct, conduit, sprinkler drops, cable tray) sequenced above the ceiling before you close anything. A wing that's "framed" but waiting on an in-wall inspection isn't progress; it's a bottleneck with drywall leaning against it.

Occupied Campuses: You're a Guest, Not the Owner

Phased work on a campus that's still running is where schedules quietly die. You are sharing the site with kids, and that changes the rules of engagement in ways a schedule bar doesn't show. Noisy work — core drilling, demo, anything with a jackhammer — often can't happen during instructional hours, so you lose the middle of your day. Fumes from adhesives, coatings, and roofing have to be managed so nothing draws into an occupied classroom's fresh-air intake. Deliveries can't cross the path where students load buses at dismissal.

The practical answer is to publish your work plan to the school's operations people far enough ahead that they can adjust. A three-to-four-week look-ahead is about the right horizon here — long enough for a principal to reroute a hallway or move a class, short enough to still be accurate. Sit down with the site administrator and mark, week by week, exactly which corridors, restrooms, and exits your work will touch. The failure mode I've seen most: a crew shows up Monday to demo a corridor that the school still needs as a fire egress path for a wing that's occupied. Nobody caught it because the impact lived in a superintendent's head, not on a shared plan. Location-based planning — where the schedule is tied to the actual physical areas of the building — is what keeps that from happening, because the conflict is visible on the map instead of buried in a task list.

Swing Space and Clean Handoffs

Big renovations usually run on swing space: you move a program into temporary rooms, gut the permanent ones, then move back. Every one of those moves is a hard milestone with a lot of people depending on it, and a slip cascades. If the new wing isn't ready when the old one has to be vacated, the school has nowhere to put a class.

Treat each phase transition as its own mini-handover with a real checklist, not a verbal "you're good to go." Before you release a swing space back to the school, the space needs a CO or a phased occupancy approval, working HVAC, functioning fire alarm zoned correctly for the new configuration, and cleaning done. Bake the transition buffer into the plan explicitly — a day or two between "trades out" and "school in" for cleanup, testing, and the inevitable small fixes. Phases that are scheduled to hand off with zero buffer always hand off late.

The Inspections Will Set Your Real Finish Date

New readers to school work underestimate how many sign-offs stand between a finished building and a legal occupancy. Depending on jurisdiction you're looking at building final, electrical, mechanical, plumbing, fire alarm, sprinkler, kitchen/health if there's a cafeteria, and sometimes a state architect or education-facilities authority on top of the local AHJ. Several of these can't happen until others pass, and each carries its own scheduling window and re-inspection risk.

Put every required inspection on the look-ahead as a real activity with its predecessors, not as an afterthought. Know which ones need lead-time to book — the fire marshal and any state inspector often aren't next-day. Pull your crews to make the area genuinely ready before the inspector arrives; a failed inspection on a school job doesn't just cost you the re-inspection, it costs you the days until the inspector can come back, and you don't have those days. A short list I keep taped to the trailer wall: egress lighting and exit signs proven, panels labeled and covers on, fire caulk complete at rated penetrations, alarm test scheduled with the monitoring company, backflow tested and tagged.

Technology and Specialty Spaces Have Their Own Clock

Modern schools are full of low-voltage: classroom AV, PA and clock/bell systems, network drops, access control, cameras, and the head-end gear that ties it together. This work has a nasty habit of getting scheduled as if it's finishes, when really it needs to be coordinated with rough-in — you're pulling cable in the same ceiling as the electricians and mechanical trades. Get the cabling contractor into the overhead sequence early, and protect time at the end for commissioning. A bell system that isn't tested and programmed is a school that can't open, and that's a one-line item on a schedule that can hold up everything.

Specialty rooms — science labs, kitchens, gyms, CTE shops — carry long-lead equipment and their own inspections and certifications. Lab casework and fume hoods, kitchen hood suppression, gym floor finishing with its cure-and-ventilation time — none of these compress. Identify them at the start, track the submittals and delivery dates against your finish, and don't let them hide behind "furniture." A gym floor that needs a week of cure and coats after the room is otherwise done is a constraint you plan around, not one you discover in August.

FF&E and Teacher Setup: The Last Mile Nobody Owns

Furniture, fixtures, and equipment is where a lot of school jobs stumble at the finish, because it sits in the seam between the contractor's scope and the district's. Furniture deliveries are scheduled weeks out and don't flex easily. If a room isn't clean and CO'd when the truck arrives, that furniture goes into storage and comes back later — on your dime and your calendar. Sequence room completions so finished, cleaned spaces are ready in the order FF&E is being delivered, and share that room-by-room readiness with whoever's managing the furniture install.

Then teachers. They need real, uninterrupted access before the first day — to unpack, arrange, and set up their rooms. That access date is a milestone on your schedule, full stop, and it's earlier than the student date. Coordinate it with the district so everyone's working from the same date, and hold construction completion to it. A teacher setting up around a crew still installing whiteboards is a problem that traces straight back to a plan that treated "students arrive" as the only deadline that mattered.

Making the Plan Do the Work

The through-line in all of this is that school jobs are unforgiving of vague scheduling. A bar chart drawn in the spring and never touched won't survive contact with a summer this compressed and this dependency-heavy. What holds up is a rolling weekly work plan that you and the trades actually commit to and reconcile every week — real, physical, "this crew finishes this room by Thursday" commitments — riding on top of a longer look-ahead that keeps the administrators, inspectors, and FF&E vendors looking at the same future you are.
