The schedule the owner sees is not the schedule that runs your job. The master CPM tells you drywall starts in week 14. It does not tell you that on Tuesday the electrician, the plumber, the sheet-metal crew, and the fire-sprinkler fitter all want to be standing on the same scissor lift in the same corridor at the same hour. That collision — four trades, one ceiling, one narrow window — is where jobs actually bleed time. Coordinating it is the superintendent's real work, and the look-ahead is the tool you use to do it.
A look-ahead schedule (call it your three-, four-, or six-week window) is where the master schedule gets translated into who-does-what-where-when at a resolution fine enough to catch the fights before they happen in the field. Below is how experienced supers actually use it to keep trades out of each other's way — and out of each other's throats.
Map the dependencies before you sequence anything
Every trade handoff is a dependency, and most of the pain on a job comes from the ones nobody wrote down. Before you can sequence trades, you have to know what genuinely has to precede what — and separate the hard constraints from the habits.
A rough-in ceiling is the classic example. The honest sequence overhead is usually: hangers and support steel first, then the largest gravity-driven system, then everything that has to work around it. That means sheet metal (ductwork) and gravity plumbing waste lines go high and early, because water runs downhill and won't reroute for anybody. Then large-diameter pipe, then fire sprinkler mains, then conduit and low-voltage, which are the most flexible and can weave around the rest. Get that order backwards — let the electrician fill the plenum with conduit racks first — and the sheet-metal foreman shows up to find nowhere to land a 24-inch trunk. Now you're paying to move conduit that was installed perfectly, just in the wrong order.
Write the real dependencies down for each area. Find the space conflicts on paper, where they're cheap
The single highest-value thing a look-ahead does is surface the space conflict a week or two out, while it still costs a conversation instead of a crew standing around.
When you lay out the next three weeks by location — not just by trade — the double-bookings jump out. Two crews slotted into the same mechanical room Thursday. The mason and the plumber both needing the same wall on the same day. A drywall crew scheduled to close up a chase that the plumber hasn't pressure-tested yet. On a wall-oriented look-ahead you can see, area by area, where bodies are going to pile up.
The move is to sequence access to the shared space, not to try to jam everyone in at once. Give the corridor to overhead MEP for three days, then to framing, then to the drywall hangers, with clean handoffs between. A staggered, sequenced space is faster than a crowded one every single time — crowded space means trades tripping over each other's material, damaging each other's work, and burning half the day waiting for a lift. Trade-stacking feels like progress because everyone's on site. It isn't.
Make the priority calls early, and make them stick
When two trades genuinely need the same space at the same time and one has to yield, that's a decision, and it's yours. Ducking it — letting the two foremen "work it out" in the corridor at 7 a.m. — guarantees the loudest foreman wins, not the one whose work actually needs to go first.
Decide by constraint, not by volume. The trade that's harder to reroute, or whose work everyone else builds on top of, goes first. Gravity systems beat pressure systems. Structure beats finishes. The trade with the inspection hold in front of it beats the one that can float. Make the call in the look-ahead a week out, tell both foremen at the coordination meeting so it's on the record, and then hold the line. A priority decision you revisit every morning isn't a decision — it's a standing argument.
Treat every handoff as a checklist, not a hope
The gap between "trade A is done" and "trade B can start" is where quality and schedule both die. "Rough-in's complete" means nothing until someone confirms it against the things that trade B actually needs.
Build real handoff gates. Before the wall closes:
- Rough-in inspection signed off — electrical, plumbing, and mechanical, not "the inspector's coming Friday"
- Water and DWV lines pressure- or air-tested and holding
- Electrical runs meggered before insulation and board go up, so you find a nicked conductor now instead of after paint
- Blocking installed for everything that hangs later — grab bars, TVs, casework, handrails
- Fire-stopping and any in-wall backing photographed, because you will not see it again
Build in a real buffer between frame/rough-in and cover. A day or two between the last rough-in inspection and drywall isn't slack you're wasting — it's the cleanup, the punch of the rough-in, and the margin for the inspection that comes back with a correction. Coordinate crew size and material staging, not just start dates
A look-ahead that only tracks start dates will lie to you about capacity. Eight electricians and a ten-man drywall crew do not fit in a two-bed unit, no matter what the bar chart says. When you plan the week, plan the head count per area and be honest about how many bodies the space actually holds. If the trade flow demands more people than the floor can absorb, the answer is to split the work across more locations, not to pack them in and watch productivity fall off a cliff.
Material staging is the same discipline one step upstream. The fastest way to choke a floor is to let one trade drop a full delivery of pipe or a banded stack of board in the only path everyone else uses. Assign staging locations in the look-ahead the same way you assign work areas, and time deliveries to the sequence — material lands a day or two before the crew needs it, not three weeks early to sit in the way and get damaged. A crane pick or a hoist window is a shared resource too; put it in the look-ahead so trades book it instead of fighting over it at the base of the building.
Run the coordination meeting off the look-ahead, and make foremen commit
The weekly coordination meeting is where the plan gets real, and it only works if the foremen make specific commitments out loud, to each other. Not "we'll get to the third floor sometime next week" — "we'll have the east corridor roughed and inspected by Wednesday noon, and it's yours after that." That's a promise the next trade can plan around.
This is the heart of short-interval scheduling and the Last Planner mindset: the people doing the work commit to the near-term plan, and you track whether the commitments actually landed. A simple, brutal metric is percent of planned work completed. When a trade keeps missing its commitments, that's not a scheduling problem to paper over — it's a signal about manpower, materials, or a hidden constraint, and it tells you exactly where to push before it wrecks the trades downstream. Resolve conflicts with the schedule, not with volume
When a real conflict lands mid-week — an inspection fails, a delivery slips, a crew gets pulled — resolve it by looking one or two weeks out, not by reacting to this morning. The look-ahead lets you ask the right question: if this trade slips two days, what does it run into, and can I resequence around it? Sometimes the fix is to pull forward work in a different area so nobody stands idle. Sometimes it's to swap the sequence in one zone and leave the rest alone. Either way, you're making a schedule-based decision you can explain to every affected foreman, instead of a gut call that solves today and breaks Thursday.
That's the whole difference between a superintendent who's coordinating trades and one who's just refereeing them. Refereeing is standing in the corridor settling the fight that already started. Coordinating is looking three weeks down the wall, seeing the collision coming, and quietly resequencing so it never happens.
