Fire protection is one of those trades everybody forgets about until it's holding up the ceiling grid. The sprinkler crew shows up, finds the branch line running dead through a duct that was set last week, and now you've got a change order, a re-hang, and a fire marshal who wants to know why the coverage pattern moved. I've watched it happen on jobs where the overall CPM schedule said "fire protection rough-in" like it was a single bar you could just point at. It isn't. It's a chain of hand-offs with a lot of trades on both ends, and it's exactly the kind of work the Last Planner System was built to make reliable.
The catch is that fire protection is often the trade that participates least in collaborative planning. The sprinkler fitter is frequently a second-tier sub under the mechanical contractor, the fire alarm vendor is a specialty low-voltage shop that shows up for a few days at a time, and neither one lives on the job the way the drywall or electrical crews do. If you want your look-ahead to actually predict the field, you have to pull them into the conversation. Here's how that works in practice, and where good scheduling software earns its keep.
Get Fire Protection Into the Reliable-Promise Conversation
The whole point of the Last Planner System is that the person doing the work makes the commitment, not the superintendent guessing on their behalf. With fire protection that's harder than it sounds, because the foreman making the promise often isn't in the room. Your first job is to fix that.
Before anyone commits sprinkler rough-in for a given area, walk the four questions with their foreman: Is the layout coordinated and released? Is the pipe and hangers on site? Is the deck or structure ready to hang from? Is the area clear of the trades that have to be out of the way? If the answer to any of those is "not yet," that activity does not belong in this week's work plan. It belongs in the look-ahead as a task with a constraint attached to it, and someone owns clearing that constraint by a date.
A reliable promise from the sprinkler foreman is worth ten optimistic ones from the office. The number that tells you whether your planning is working is Percent Plan Complete — what fraction of the week's committed tasks actually finished. When fire protection is chronically the trade dragging PPC down, it's almost never because the fitters are slow. It's because they got committed to work that wasn't ready.
The Constraints That Actually Sink Sprinkler Work
Fire protection carries a heavier constraint load than most trades because it depends on nearly everyone else. Make the constraints explicit six weeks out and you'll clear most of them before they cost you. The recurring ones:
- MEP coordination sign-off. Sprinkler mains and branch lines live in the same congested plenum as duct, cable tray, and large-bore plumbing. They almost always lose the elevation fight, which means the pipe routes last and has to weave. If the coordination drawings aren't signed off, rough-in is not ready — full stop.
- Hydraulic calculations and shop drawings. The layout can't be finalized until the hydraulic calcs are approved and the AHJ has stamped the shops. This is a paper constraint that kills field work, and it's usually invisible on the CPM. Track submittal-to-approval as its own line in the look-ahead.
- Deck and structure access. Fitters hang from the deck or steel. If insulation, spray fireproofing, or the roofer is still working overhead, the area isn't handed off. Fireproofing in particular has to be protected — pipe hung through fresh fireproofing means patching, and the inspector will find it.
- Water source and stub availability. Underground and the riser have to be in before you can test anything. If the site utility crew hasn't set the fire service, your test dates are fiction.
The value of putting these into a rolling look-ahead isn't the tidy screen. It's that each constraint gets a name and a need-by date, and the make-ready plan becomes a real to-do list instead of a hope. Make-Ready: Screen the Work Before You Promise It
Make-ready planning is the middle of the look-ahead — the weeks between "we'd like to do this" and "we're committing to it this week." For fire protection, screening a task means confirming the layout is released, the material is staged, the overhead trades are clear, and the inspection is booked. Do that screening two to three weeks out and the constraint has time to clear. Do it the Friday before and you're just documenting a failure that hasn't happened yet.
A practical rule: don't let an activity graduate from the look-ahead into the weekly work plan until every constraint on it is closed. If you're pulling forward a task with an open constraint just to keep a crew busy, you're setting up the exact PPC miss the system is supposed to prevent.
Sequencing and Buffers That Hold Up in the Field
Trade flow is where fire protection lives or dies, because sprinkler is a two-visit trade in most buildings: overhead rough-in first, then trim-out after the ceiling. Get the sequence and the buffers right and everything downstream gets easier.
- Overhead rough-in should lead the other rough trades where it can, or at least run alongside them, because sprinkler pipe is rigid and unforgiving. Flex duct and cable can dodge; two-inch schedule-40 pipe cannot. Whoever routes last inherits everyone else's mistakes, and you don't want that to be the trade with the least flexibility.
- Rough-in to hydro test wants a real buffer, not a same-day handoff. Once the branch lines are up, you cap and charge the system for the hydrostatic test — typically 200 psi or 50 psi above static for two hours, per NFPA 13. Build in at least a day between "pipe complete" and "test," because you'll find joints that weep and need re-doping. Testing before every fitting is truly done just means testing twice.
- Above-ceiling sign-off gates the ceiling trade. This is the coordination gotcha that reopens finished work. The sprinkler heads, hangers, and hydro have to be inspected and signed off before the ceiling grid closes, alongside the electrical, duct, and fire-caulk inspections. Miss it and the drywall or ACT crew closes the ceiling, then somebody has to cut it back open — and now you own the patch and the schedule hit. Put "above-ceiling inspection" in the weekly work plan as its own committed task with a named owner, not as an afterthought riding on rough-in.
- Trim-out follows the finished ceiling. Drop heads and escutcheons go in after the grid and tile so the heads sit at finished elevation. Sequence it after paint where you can, because a sprinkler head is a magnet for overspray.
Inspections and Final Testing — Plan Them as Committed Work
Fire protection is inspection-heavy, and every inspection is a hand-off that gates the next trade. Rough-in inspection before close-in. The two-hour hydrostatic test. The main drain and flow test. And at the end, the integrated fire alarm and sprinkler acceptance test with the fire marshal — the one that determines your certificate of occupancy.
Treat each of these as a commitment on the weekly work plan, with the AHJ appointment and the witnessing parties confirmed in advance. Fire marshals book out; assuming you can get one on 48 hours' notice near the end of a job is how projects slip a week at the worst possible time. The final acceptance test also pulls in the fire alarm vendor, the mechanical contractor for smoke-damper and fan shutdown, and often the elevator and door-hardware subs for recall and mag-lock release. That's a coordination meeting, not a phone call. Get those parties named on the look-ahead weeks ahead so nobody's chasing a vendor the morning the marshal shows up.
Close the Loop: Track Why Promises Miss
The part of the Last Planner System teams skip most is the cheapest and most valuable: when a committed task doesn't finish, write down why. Not to assign blame — to find the pattern. If your reasons-for-variance log keeps saying "coordination not released" or "area not turned over," that's not a fire protection problem, that's an upstream planning problem, and you can fix it at the source.
Over a few weeks the log stops being paperwork and starts being intelligence. Maybe hydro tests always slip because you never buffer them. Maybe above-ceiling sign-off is late because nobody owns booking the inspector. Whatever it is, the data tells you where to intervene, and the next project's look-ahead gets sharper because of it. That's the real payoff — not that the software drew a nice bar, but that the trade with the heaviest constraint load and the least presence on the job finally gets planned like it matters. Do that, and fire protection stops being the thing that surprises you at close-in and becomes one more trade whose promises you can actually count on.
