Tenant improvement work is its own animal. You are not building a shell in an open field with all day and all the room in the world. You are threading a build-out into a live building, on a move-in date the tenant's lease already committed to, while the floor above you runs a call center and the loading dock is booked solid until Thursday. The schedule is short, the tolerances are tight, and the person who suffers when it slips is a tenant who has already given notice on their old space. This is where good field coordination either saves you or exposes you.
I have run TI jobs from a 1,200-square-foot dental suite to a full-floor law firm gut. The good news is that the same discipline scales. What follows is how experienced TI supers actually keep these jobs on the rails, and where a proper look-ahead schedule earns its keep instead of just decorating a binder.
Why TI Schedules Break Differently Than Ground-Up
On a ground-up project, the critical path is mostly yours to control. On a TI, half your critical path lives inside someone else's building and someone else's decision-making. Three things wreck TI schedules more than anything else, and none of them are the trades themselves:
- Long-lead finishes and switchgear you didn't order early enough. Custom millwork, specialty glass, and electrical gear can run 8 to 16 weeks. On a 10-week build-out, that means you're ordering before you have a permit.
- Tenant decisions that arrive late. Paint colors, carpet tile, plumbing fixtures, the exact location of every data drop. Every unmade selection is a hold you inherit.
- Base-building constraints. Elevator windows, after-hours access, fire alarm shutdowns, roof access for the new RTU. These are governed by the property manager, not you.
Notice that the trades are not on that list. Framers, electricians, and drywallers usually perform fine when the conditions are ready. TI scheduling is the art of making conditions ready on time. Your weekly work plan should read less like a to-do list for the crews and more like a readiness checklist for everything that has to be true before those crews walk in.
A Realistic TI Sequence, With The Buffers That Actually Hold
Compressed doesn't mean you skip steps. It means you overlap them intelligently and protect the handoffs. Here is a sequence that survives contact with a real occupied building:
- Demo and protection (2–4 days). Before anyone swings a hammer, floor and elevator protection goes in and you confirm your dumpster and dock schedule with the PM. Demo in an occupied building is a noise-and-dust problem as much as a labor problem — plan the loud work for the hours the building allows.
- Rough-in: framing, then MEP overhead (1–2 weeks). Frame the walls to the deck where the plan calls for it, then get electrical, plumbing, and HVAC in the ceiling. Do not let drywall crowd this. Leave a genuine 1–2 day buffer after top-out for cleanup and the rough-in inspection.
- Above-ceiling inspection (the gate). Nothing closes until the inspector signs the ceiling. Frame-to-cover work stops here whether you like it or not, so schedule the inspection early and have the punchy items — fire caulk at penetrations, hangers, support wire — done before he arrives, not while he waits.
- Insulation and drywall (1–2 weeks). Hang, tape, and the sequence of finishing coats. Build in dry time; taking a fan to green mud to make a date is how you get cracks the tenant sees on day one.
- Finishes: paint, flooring, ceiling grid and tile, doors and hardware, trim (1–2 weeks). Paint before flooring. Grid can go up in parallel with paint if your crews stay out of each other's way.
- Trim-out MEP: devices, fixtures, diffusers, plumbing fixtures (3–5 days). This is where the little stuff hides — the wrong-color device plates, the fixture that showed up damaged, the one thermostat nobody ordered.
- Test, balance, and commissioning. Air balance on the HVAC, and if you touched anything on a shared fire alarm or sprinkler system, coordinate the test with base building well in advance. This is a frequent, avoidable schedule killer.
- Punch, clean, and Certificate of Occupancy. Then FF&E and the tenant's move-in.
The buffers between rough-in and inspection, and between drywall and finishes, are the two most commonly compressed and the two you'll most regret losing. A short-interval schedule that shows those handoffs explicitly — not just bars, but the inspection gate and the cure time as their own line items — keeps a foreman from cheating them under pressure.
The Occupied Building Is a Third Contractor
Treat the property manager as a party you have to schedule around, because you do. The details that quietly eat TI schedules almost always live at the building interface:
- Freight elevator windows. If drywall and flooring can only come up between 6 and 8 a.m., your material deliveries are now on the critical path. Book those windows weeks out.
- After-hours and weekend work. Core drilling, anything loud, anything that trips the fire alarm — the tenant on the floor below will call the PM, and the PM will call you. Get the loud and disruptive work into approved off-hours windows and price the premium time up front.
- Fire alarm and sprinkler shutdowns. These almost always require base-building coordination, a fire watch, and sometimes the fire department's blessing. Lead time here is measured in weeks, not days.
- Base-building tie-ins. Tapping into house HVAC, the domestic water riser, or the electrical room means a shutdown that affects other tenants. That gets scheduled on the building's terms.
Every one of these is a dependency your crews can't control and can't work around. Put them on the look-ahead the same way you'd put a concrete pour — as a hard date with a lead time, visible to everyone. When the property manager's constraints live in the same weekly plan as your trade flow, the elevator window stops being the surprise that idles a drywall crew at $70 an hour.
Selections and Long-Leads: The Real Critical Path
On most TIs, the true critical path runs through the tenant's decisions and your purchasing, not the field. Track selections like the schedule items they are. For each one you want three dates: decision needed by, ordered by, and required on site. Work backward from the install date, add the lead time, add a week of slop, and that's your "decision needed" date. When a selection blows its date, you should be able to see the exact days it costs downstream before the tenant asks.
This is where a rolling look-ahead beats a static Gantt. When the tenant changes the flooring in week three, you re-order, and the schedule should immediately show whether that pushes the finish sequence or whether you've got the float to absorb it. - Coordinate FF&E as a real handoff. Furniture and IT vendors need the space clean, powered, and with data drops live. If cabling isn't terminated and tested when the furniture installers arrive, you own the delay. Fold their dates into the same look-ahead.
- Get the closeout package moving before the last day. Warranties, O&M manuals, as-builts, and trade warranty documentation should be assembled as trades finish, not scrambled together the week the tenant moves in.
The Habit That Actually Keeps TIs On Track
None of this is exotic. TI work rewards the super who plans two to four weeks ahead and treats readiness — permits, selections, inspections, building access — as the schedule, with the trade labor as the easy part that falls into place once conditions are set. Run a weekly work plan that lists what has to be true before each crew shows up, keep a rolling look-ahead that reflects reality the day it changes, and give everyone — foremen, subs, the tenant, the property manager — the same picture.
Do that and the aggressive timeline stops feeling like a threat. The move-in date becomes something you're driving toward on purpose, one honest week at a time, instead of something bearing down on you. That's the whole game in tenant improvement work: not heroics at the end, but a schedule you actually believe, updated often enough that everyone else believes it too.
