The general contractor doesn't pour the concrete, hang the drywall, or pull the wire. On most commercial and multi-family jobs, 80 to 90 percent of the actual installed work is done by subs. Which means the GC's real product isn't construction at all — it's coordination. Get the sequence right, keep the trades out of each other's way, and hand each crew a clean, ready-to-work area, and the job runs. Get it wrong and you're paying for standby, rework, and the slow poison of subs who stop trusting your schedule.

This is where most of the fight lives, and it's where field management and look-ahead scheduling software earns its keep — not because the software does the coordinating, but because it forces you to make the coordination visible before it turns into a collision. Here's how experienced supers actually run trade coordination, and where the tooling fits.

Coordination is a sequencing problem before it's a communication problem

Everyone loves to say trade coordination is about "communication." It's not, or at least not first. It's about sequence and space. Two trades fighting over the same square of floor on the same day is a planning failure that no amount of talking fixes on the spot.

The classic overhead ceiling stack is the textbook case. In a corridor above the grid you've got, roughly in order: hangers and supports, then the biggest and least flexible system first — usually gravity-flow plumbing waste and storm, which can't be re-pitched to dodge anything. Then large-diameter duct. Then the flexible stuff that can bend around obstacles: hydronic and domestic water, fire sprinkler mains, and last the electrical conduit and low-voltage tray, which route almost anywhere. Run them out of order and the plumber pitches his waste line straight through where the duct main was supposed to go, and now somebody's cutting and re-hanging.

The lesson that carries into every part of the job: coordinate the sequence up front, on paper or in the model, and the daily "communication" becomes confirmation instead of firefighting. A look-ahead board that shows who owns each area each day is really a sequencing tool wearing a scheduling hat.

Make ready: the constraint check that prevents most standby

The single highest-leverage habit in subcontractor coordination is refusing to schedule work that isn't actually ready. A crew can only start when its predecessors are complete, the area is accessible, materials are on site, the inspection is signed off, and the layout and RFIs are cleared. That bundle is what the Last Planner people call "make ready," and it's the difference between a plan and a wish.

Practically, that means every activity you drop into a three or four-week look-ahead gets screened for constraints before it's promised to anyone:

  • Predecessor complete and inspected — not "framing's basically done," but signed off. Rough-in over an incomplete deck is rework waiting to happen.
  • Access and area handoff — is the floor clear, is the hoist available, can the crew physically get material to the work?
  • Material and long-lead items on site — a gorgeous plan for switchgear install means nothing if the gear is eight weeks out.
  • Information cleared — open RFIs, unapproved submittals, and pending change orders are constraints, even though they never show up on a bar chart.
  • Manpower committed — the sub has actually promised the headcount, not "we'll try."

Track those constraints somewhere everyone can see them, with a name and a need-by date attached to each one. When you run a weekly work plan and every promised task has its constraints removed, your Percent Plan Complete — the share of committed tasks actually finished — climbs, and the whole job settles down. Software helps here mostly by making the constraint log un-ignorable and tying each blocker to the activity it's holding up, so nothing quietly slides.

Give each sub a filtered view, not the whole schedule

Hand a drywall foreman the master CPM schedule with 3,000 activities and he'll never look at it again — and he'd be right not to. Subs need to see their next two or three weeks, their areas, and their handoffs. That's it.

A good look-ahead lets you filter the plan down to one trade's committed activities in one location range, so the electrician sees electrical work and the immediate predecessor and successor trades around it, without the noise. The predecessor and successor context matters as much as their own work — the plumber needs to know framing finishes Thursday so he can be staged Friday morning, not standing in the parking lot at 7 a.m. wondering why the wall isn't up.

Location-based planning is how you stop trade stacking

Time-only schedules hide the most common on-site conflict: two crews shoved into the same physical space, tripping over each other, sharing one outlet and one scissor lift. This is "trade stacking," and it quietly destroys productivity even when the schedule technically "works."

The fix is planning by location, not just by date. Break the building into real work zones — floor by floor, wing by wing, unit by unit on a multi-family job — and flow trades through those zones like a train. Trade A finishes Zone 1 and moves to Zone 2 as Trade B moves into Zone 1 behind them. Done well, each crew gets a clean area to itself and a predictable rhythm, which is exactly what keeps a good sub coming back to your jobs.

On a spreadsheet that collision is invisible until the two foremen are yelling at each other in the stairwell.

The weekly work plan is where commitments get real

Look-aheads plan; the weekly work plan is where subs make hard commitments. The rhythm that works:

  1. Look-ahead / coordination meeting — walk the next three to four weeks with the foremen, identify constraints, assign owners and dates to clear them. This is where you catch conflicts while there's still time to fix them cheaply.
  2. Weekly work plan meeting — each sub commits only to work that's genuinely make-ready. If a task still has an open constraint, it doesn't go on the committed plan. A commitment with a known blocker isn't a commitment.
  3. Daily huddle — five to ten minutes, foremen only, standing up. What got done yesterday, what's happening today, what's in your way. Short by design.

Keep it honest by tracking Percent Plan Complete every week and, more importantly, the reasons for variance — why did the tasks that missed, miss? If "prior trade not complete" shows up three weeks running, you've found a systemic sequencing problem, not a lazy crew. That variance data is worth more than the PPC number itself, because it tells you what to fix.

Coordinate the boring resources: cranes, hoists, dumpsters, dock time

Some of the ugliest schedule blowups have nothing to do with the trades' actual work and everything to do with shared resources. One tower crane and six trades that all need a pick on Wednesday morning. One material hoist feeding twelve floors. Two dock doors and four deliveries booked for 8 a.m.

Treat shared equipment and access as scheduled resources in their own right. Crane picks get time slots. Hoist windows get assigned by floor and trade. Deliveries get a dock schedule with staging areas called out, so the drywall doesn't land in the spot the mechanical crew needed for their equipment. A simple rule that saves a lot of grief: no delivery without a confirmed dock window and a staging location. "Just drop it inside the gate" is how you end up double-handling forty thousand pounds of material.

Verify before you close the wall

Coordination doesn't end at scheduling — it includes the handoffs where one trade's work gets buried by the next. Some hard-won cover-up rules that belong in every weekly plan:

  • Get the rough-in inspection signed off before the wall closes. A framing-to-rough-in handoff usually wants a one to two-day buffer anyway for cleanup and the inspection itself — don't schedule drywall on top of the same day you finish rough-in.
  • Megger the wire runs before insulation and board go up. Finding a nicked conductor after the wall's painted is a bad afternoon.
  • Pressure-test and photograph the piping before it's concealed. Photos with a tape measure in frame save arguments later.
  • Confirm in-wall blocking is in for grab bars, TVs, casework, and handrails before rock. Every super has torn open a finished wall for missing blocking exactly once before they started checking.

These aren't glamorous, but a missed cover-up inspection can cost you a week and a chunk of a sub's goodwill. Build them into the plan as their own constraint checks, not as things you hope somebody remembers.

Measure sub reliability, and tell them the score

You'll learn quickly which subs hit their commitments and which ones tell you what you want to hear. Track it — commitment reliability by trade, week over week. Not to build a grudge, but to plan realistically. If a particular sub reliably delivers 70 percent of what they promise, you plan around that reality and you have a specific, data-backed conversation with them instead of a vague complaint.

And close the loop the other way too. The fastest way to lose a good sub is to hand them a clean area late, then blame them for being behind. Coordination is a two-way deal: you owe them ready work, clear access, and honest handoff dates, and in return you can hold them to their commitments. Subs can tell the difference between a GC who runs a tight, fair schedule and one who just wields a spreadsheet as a weapon — and the good ones bid your next job accordingly.

The point of the tooling

Software doesn't coordinate a jobsite. Foremen and superintendents do that, in meetings and in the field. What good look-ahead and short-interval scheduling tools do is make the plan visible enough — by trade, by location, by constraint — that the conflicts surface while they're still cheap to fix. That's the whole game.
