School work is a different animal, and anyone who has run one knows it inside the first week. The deadline isn't a milestone you can negotiate — it's the day 600 kids walk through the door whether you're ready or not. Half the time you're building next to a live campus, so your laydown, your noise, your dust, and your crane picks are all governed by a bell schedule you don't control. And the money comes with a paper trail, because it's public, bonded, and audited. None of that shows up cleanly on a bar-chart Gantt printed six weeks ago. It shows up in the field, day to day, which is exactly where field management software earns its keep on this kind of job.

The academic calendar is your real critical path
On a school job the summer is the crunch, not the cushion. You've got roughly ten to twelve weeks between the last day of school and the first day of the next, and inside that window you're often trying to cram work that would comfortably take four months — reroofing an occupied wing, gutting and rebuilding classrooms, replacing a boiler plant, tearing up a parking lot. Miss the reopening and you don't get a two-week grace period. You get portables, angry parents, and a district that remembers your name.
So the first move is to build the schedule backwards from opening day and treat the calendar dates as immovable walls. Two dates matter more than the finish line itself:
- The last day the building has to be clear of your crews for cleaning, FF&E install, and staff setup — usually one to two weeks before students, and administrators will fight you for every day of it.
- The date long-lead items and inspections must be locked so a failed final or a late gym floor doesn't blow the whole reopening.
Once those are fixed, you plan in short intervals against them. A three- or four-week look-ahead over a compressed summer is worth more than a full baseline, because in summer work the plan changes weekly — demo uncovers surprises, a district adds scope, an abatement finding stops a wing cold. A few hard-won rules for occupied campus work:
- Hard-barrier the work zone, and treat the barrier line as a real trade in your plan. Temporary walls, separate entrances, and covered walkways aren't overhead — they're a predecessor. Nothing loud or dusty starts until that separation is inspected and signed off, and your look-ahead should show the barrier install as its own activity with its own crew.
- Push the noisy and disruptive work to windows you can actually use. Slab saws, jackhammers, pile driving, and anything that shakes the building go before school, after dismissal, or on the weekend. That means your day starts earlier and your productive loud-work window might be two hours, not eight. Plan durations around the real window, not the theoretical one.
- Separate your traffic from theirs completely. Deliveries and crew parking cannot cross the kid drop-off and pickup flow. A single material delivery routed through a car line at 7:45 a.m. is how a school job makes the local news. Lock your gate times and haul routes and hold every sub to them.
- Everybody on site gets background-checked, and you have to prove it. Most districts require it. Track clearance status per worker per sub the same way you track certified payroll — because if a foreman shows up with two guys who aren't cleared, they don't work that day and your crew count for the plan just dropped.
The point is that on a live campus your constraints aren't just structural — they're behavioral and time-boxed. A weekly work plan that ignores when the building is actually occupied is fiction. The plan that names the real windows, the barrier line, and the cleared crews is the one the trades can actually run.
Where educational jobs quietly fall apart
The schedule rarely dies from the big obvious risks. It dies from the boring handoffs nobody owned. On school work, watch these:
Abatement and demo surprises. Older buildings hide asbestos in floor tile mastic, pipe wrap, and window caulk, and lead in old paint. Assume you'll find something, sequence the abatement contractor early, and keep a real buffer between "demo starts" and "new work follows." When abatement hits, everything downstream of it stops — so it belongs at the front of your look-ahead with clearance testing as a hard gate before any trade re-enters.
Long-lead items that own the finish. Gym wood floors, running tracks, tel/data and low-voltage backbone, casework and science-lab millwork, kitchen equipment, and switchgear all have lead times that laugh at a summer schedule. These get ordered before you've even mobilized. The classic school-job failure is a beautifully finished building with no gym floor and no working data drops on opening day because the PO went out in June.
Technology and low-voltage coordination. Modern schools are wiring-dense — every classroom has drops, projectors, access points, cameras, PA, clocks, and access control. Low-voltage trades need the walls open at the right moment and closed at another, and they need commissioning time you rarely budgeted. Sequence rough-in with your other in-wall trades, and megger and test the runs before you close the wall, because chasing a bad drop above a finished ceiling in the last week is a nightmare you don't have time for.
FF&E and the final two weeks. Furniture, fixtures, and equipment show up in a flood right when you're trying to finish, and the district's own movers and IT staff want in at the same time. If you didn't sequence FF&E delivery and setup room-by-room, you get a loading dock full of desks and no clean room to put them in. The inspections and paperwork are their own project
Public educational work carries a heavier compliance load than most private jobs. Depending on your state, a state agency may have to inspect and approve the work — think DSA in California or similar authorities elsewhere — and their sign-offs gate your ability to occupy. Accessibility compliance gets scrutinized hard on schools. Fire and life-safety, especially in assembly spaces like gyms, cafeterias, and auditoriums, gets its own attention.

- Put inspections on the look-ahead as activities with lead time, not as instantaneous events. A rough-in inspection needs to be requested days ahead, needs the work actually ready and clean, and can fail. Sequence a re-inspection buffer in front of anything that closes up walls or ceilings.
- Tie your progress documentation to the funding requirements as you go. Bonds and state funding want photo documentation, pay-app backup, and often certified progress reporting. Coordinating a campus, not a building
