Here's a number I've watched hold true across twenty years of commercial and multi-family work: on a typical crew, only about a third of the paid day turns into installed work. The rest evaporates into walking, waiting, hunting for material, re-doing a wrong layout, and standing around while somebody figures out what's next. Nobody's loafing. The guys are busy all day. They're just busy doing everything except the thing you're paying them to do.

That's the real productivity problem, and it's a crew leader problem more than a company problem. A foreman who wins back even an hour a day of tool time out of that lost two-thirds is worth their weight. Scheduling software helps, but only if you understand what it's actually fixing. So let's talk about how a crew leader raises the productive share of the day, and where a well-built weekly work plan earns its keep versus where it's just a screen you're staring at.

Kill the morning fumble first

Watch a crew at 6:45. The ones who lose the day lose it in the first forty-five minutes. The foreman is still deciding what to attack, guys are drifting to the gang box, somebody's on the phone chasing a delivery, and the layout for the first task hasn't been shot yet. By the time real work starts it's 8:00, and you've burned a sixth of the shift before a single fastener went in.

The fix is boring and it works: the crew leader knows the plan for the day before the day starts, and so does the crew. Not "we're in the east wing." Specifically: this crew, this room, this task, in this order, and here's what has to be true for it to go. That last part is the whole game. If you can't start the drywall because the inspection isn't signed off, that's not a tomorrow-morning discovery. That's something you flagged three days ago and either cleared or planned around.

This is where a short-interval schedule beats the big Gantt chart on the trailer wall. The master schedule tells you drywall happens in March. It does not tell your foreman that Tuesday's hang in Room 214 needs the fire caulk inspected Monday. The weekly work plan is the level where you assign a specific crew to a specific location for a specific chunk of time, and where you can actually see the handoffs. Make the constraints visible before they cost you a day

The single biggest productivity killer I see isn't slow crews. It's crews that show up ready to work on something that isn't ready for them. Material's not on site. The inspection didn't pass. The trade ahead of you isn't done. The RFI is still open. Any one of those turns a productive crew into an expensive audience.

A good crew leader runs a constraint check on every task before it lands in the week. The mental checklist is short:

  • Material — is it on site, or does it have a delivery date you actually trust? "It's ordered" is not "it's here."
  • Prior work — is the trade ahead of you genuinely complete in that location, or 90% done with the last 10% being the part that blocks you?
  • Inspections and sign-offs — anything that has to be signed before you can cover it up?
  • Information — any open RFI, missing detail, or unresolved conflict on that scope?
  • Access, equipment, and manpower — can you physically get in there, do you have the lift or the pump, and do you have the bodies?

Run that on Thursday for next week, and the problems you find are cheap to fix — you've got days to chase the material or push the inspection. Run it Monday at 6:45 and every problem is now a stopped crew. The Last Planner idea of "only commit to work that's actually ready" isn't academic; it's the difference between a foreman who hits 85% of his weekly commitments and one who hits 50% and burns Fridays making excuses.

Sequence for the body, not just the calendar

Productivity lives and dies on wasted motion. A crew that finishes the north end, then has to walk back to the south end for the next task, then back north again, is paying a travel tax all day. Sequence the week so the work moves in one direction through the building when you can. Batch the tasks that use the same setup — if you've got the scissor lift positioned and the layout shot for a run of ceiling work, do all of it before you break that setup down.

Two rules of thumb worth internalizing:

  • Minimize setup churn. Every time a crew tears down and rebuilds a work setup — moves the lift, re-shoots layout, drags cords and hoses to a new zone — that's dead time. Group work so you pay each setup once.
  • Protect the flow between trades. Don't sequence your crew to finish a room to 100% if the trade behind you can start at 70%. Keeping the next trade moving is usually worth more to the schedule than a perfectly closed-out room.

Buffers matter here too, and green crew leaders skip them. Frame-to-rough-in usually wants a day or two of slack for cleanup, corrections, and inspection before the next trade lands. If you sequence back-to-back with zero air, the first small slip cascades into everyone behind you. A little planned buffer at the handoffs isn't padding — it's what keeps one bad morning from eating the whole week.

Coordinate the handoffs, because that's where hours die

Most productivity loss isn't inside a trade — it's between trades. The electrician's rough-in isn't signed off, so the insulator can't start, so drywall slides, so the painter's crew shows up to a job that isn't ready and goes home. One missed handoff ripples through four crews.

The crew leader's job is to see the handoff coming and talk to the guy on the other side of it before it's a problem. If you're the framer and the electrician is a day behind, you want to know Wednesday so you can move your crew to a different area instead of standing them down Thursday. This is the honest case for shared scheduling: when every foreman is looking at the same weekly work plan and the same trade-flow sequence, the electrician being a day late is visible to everybody it affects, not a surprise that lands on the drywall crew at 6:45. When you're planning the week, put your fastest, most accurate people on the tasks where speed and accuracy compound — layout, complex assemblies, the stuff that's expensive to redo — and use the rest of the crew to feed them.

What this adds up to

None of this is exotic. Clear assignments the crew sees before the shift starts. Constraints checked days ahead instead of discovered at 6:45. Sequencing that respects the fact that walking and re-setup aren't work. Handoffs coordinated before they slip. A retrospective honest enough to find the real reason things missed. Do those consistently and you'll pull a real chunk of that lost two-thirds of the day back into tool time — which is the only productivity gain that ever shows up in the actual dollars.
