Countertops are one of the last things to go into a unit and one of the first things an owner runs their hand across on walkthrough. That combination — late in the sequence, highly visible, and impossible to fabricate until the cabinets are actually set — makes them one of the trickiest trades to schedule on a multi-family or commercial job. The work happens in three distinct chunks that are physically separated by days: someone comes out to template, a shop fabricates off that template, and a different crew comes back to install. Miss the handoff between any two of those and you're either sitting on a stalled unit or eating a re-template.

The countertop trade doesn't fail because the fabricator is slow. It fails because the field didn't hand it a clean, finished condition to measure against, or because nobody kept the shop's lead time in the look-ahead. Here's how to actually run it.

The three phases, and the gaps between them

Template, fabrication, install. The mistake is treating those as three tasks. They're three tasks separated by two lead times, and those lead times are where schedules go sideways.

The typical rhythm on a stone or quartz job looks like this: template happens once cabinets are set and level. Fabrication runs roughly 7 to 14 calendar days from template to slabs ready, depending on the shop's backlog, material availability, and whether you're doing anything exotic with edges or waterfall ends. Install is a half-day to a day per unit for typical residential runs. So from "cabinets done" to "tops installed" you're realistically looking at two-plus weeks of calendar time even when nothing goes wrong.

That's the single most important number to have in your head, and the single most common thing missed on a bar chart. If your master schedule shows tops going in the same week cabinets finish, it's wrong. Build the fabrication lead time into your look-ahead as its own line, not as a footnote. When you're running a rolling three or four week look-ahead, the template date needs to sit two-plus weeks ahead of the install date you promised the owner — that's the whole game.

Templating: don't measure a condition that's going to change

Templaters measure reality, not the plan. Whatever is physically there when they show up is what gets fabricated. That cuts both ways, and it's where most re-templates come from.

Before you release a unit for template, walk it and confirm:

  • Cabinets are set, secured, and shimmed level. A base cabinet that gets re-shimmed after template will throw your reveal off and can crack a miter on install.
  • The correct sink and cooktop are on site, or at least the exact spec is confirmed. A farmhouse sink versus a standard undermount changes the whole front edge. Templaters often want the actual sink present so they can template the cutout to the real unit.
  • Any wall tile that runs behind the counter is either done or explicitly accounted for. If backsplash tile goes in after tops, fine — but the templater needs to know so the back edge is scribed right.
  • Appliances that set the counter height or dictate a cutout are confirmed. Slide-in ranges, in particular, drive the gap.

The failure mode here is subtle: the templater shows up, the field says "yeah it's ready," they measure, they leave — and three days later a punch crew adjusts a cabinet or the appliance package changes. Now you've fabricated to a dead template. A good weekly work plan puts a real gate on this: template only gets scheduled after a named person has verified cabinets are set and locked, not just "cabinets are in the unit." Tie the template task to that verification, not to a calendar guess.

Fabrication: the lead time you don't control, so respect it

Once the template goes back to the shop, you're a passenger. You can't compress a stone shop's queue by wanting it more. What you can do is stop surprising them.

Give the fabricator your install dates early and in writing, and keep them updated as the field slips. Shops sequence their cutting off promised install dates; if your job slides a week and you don't tell them, you either lose your slot or get bumped behind someone who did communicate. The trades that get fabrication done on time are the ones whose superintendent treats the shop's schedule as a real dependency in the look-ahead, not a black box.

A few things that quietly blow up fabrication timing:

  • Material selection not locked. If the owner is still choosing a slab, the clock hasn't even started. Track slab approval as a hard milestone upstream of template.
  • Exotic material or a single-slab match. Rare natural stone, book-matched veining, or a large island that has to come off one slab all stretch lead time and reduce the shop's flexibility.
  • Seam-heavy layouts. More seams mean more layout time and more chance the shop wants to dry-fit before it comes to site.

Install day: sequence it with the trades on both sides

Install is fast, but it's surrounded by other people's work, and that's where coordination earns its keep.

Countertop install wants an empty, clean, protected base with power and a clear path. Coordinate these with the crews on either side:

  • Plumbing. The sink drops in during or right after countertop install, but the final plumbing hookup — trap, supply, disposal — happens after the top is set and cured. On a solid-surface or a stone with an integral or undermount sink, the fabricator often sets the sink and the plumber comes back a day later for connection. Sequence the plumber's return so the unit isn't sitting with a non-functional sink for a week.
  • Backsplash tile. Decide the order up front and hold to it. If tile runs down to the counter, tops go first and tile scribes to them. If there's a stone backsplash off the same slab, it goes with the tops. Don't leave this ambiguous in the field — it changes both trades' timing.
  • Electrical. Any outlet in the counter surface or an island power pop-up has to be roughed and coordinated with the cutout. Confirm before template.
  • Appliance install. Slide-in ranges and drop-in cooktops key off the finished counter. Cooktop cutouts get made in the shop off the template, so the appliance spec has to be right at template, not at install.

On the install itself, the two things that ruin a good top are handling and cure. Stone and quartz slabs are heavy, awkward, and crack across a weak point if you carry them flat. That's an access and equipment question you should have answered before the truck shows up — stairs, elevator reservations, and a clear corridor for a two- or three-person carry. And full-strength epoxy on a seam or a set doesn't cure instantly. Keep the plumber, the appliance crew, and the cleaning crew off a fresh install for the window the fabricator gives you, or you'll pop a seam.

Seams, edges, and the details owners actually notice

Seam placement is a design and coordination decision, not something to discover on install day. Long runs and big islands will have seams; the question is where. Good fabricators place them away from sight lines and off the vulnerable spans — you don't want a seam cantilevered over a dishwasher opening. Get seam locations agreed during template review, document them, and make sure the field knows so nobody's surprised when the slab arrives in two pieces.

Edge profiles and specialty details — waterfall ends, mitered edges, drainboards — take more shop time and more skilled hands on install. If your job has a few units with upgraded edge work, don't assume any install crew can do them at the same pace. Flag those units in the plan so the fabricator sends the right installer and you're not budgeting a standard half-day for a miter that takes twice as long.

Protection: the cheapest insurance on the job

A finished stone top sitting in a unit for three weeks while punch, paint touch-up, and floor protection crews come through is a target. Ram board or hardboard over the surface, corners protected, and a clear rule that nobody stands on the counter or uses it as a workbench. Assign protection to a specific trade in the plan — usually the GC or the countertop installer sets initial protection, but somebody owns re-establishing it after any trade disturbs it. Undocumented, unowned protection is how a $4,000 island gets a chip two days before the owner walks it.

Where scheduling software actually helps

None of the above is exotic. It's the same coordination every superintendent knows in their gut. The problem is holding it across dozens of units, each at a different phase, when template is done on unit 4, fabrication is running on units 1 through 3, and install lands on unit 1 next Tuesday — while the plumber and tile setter need to be sequenced around all of it.
