Tenant improvement work is a different animal, and anyone who has run both ground-up and TI knows it in their gut by the second week. On a new build you have room to breathe. On a TI you're squeezing eight weeks of work into six, in a building somebody else owns, above or below tenants who are trying to run a business, chasing a move-in date that was set in a lease before you ever saw the drawings. The schedule isn't a nice-to-have on these jobs. It's the difference between handing over keys on time and eating liquidated damages while the tenant's furniture sits on a truck in the parking lot.

The reason a phone-friendly scheduling app earns its keep on TI faster than almost anywhere else is simple: the plan changes constantly and you're rarely at a desk. You're in the space, walking the ceiling grid with the mechanical foreman, and you need to see and adjust the next two weeks right there. Let's get into what actually matters on these jobs and how to schedule around it.

The whole job fits inside a look-ahead

On a big ground-up project, your three-week look-ahead is a small window into a long schedule. On a typical office TI, three weeks might be half the job. That changes how you plan. You're not managing a critical path that stretches out over a year — you're managing a dense, overlapping cluster of activities where almost everything is near-critical and there's no float to hide behind.

Practically, that means your weekly work plan carries more weight than your baseline. Build the baseline, sure, but live in the short-interval plan. Update it hard every week, and on the last two or three weeks before turnover, update it every day. The activities are short — a lot of one- and two-day durations — so a slip that would be noise on a ground-up job is a real problem here. When a duration is two days and you lose a day, you've lost half of it.

A quick rule of thumb: if an activity on a TI is longer than about four or five days on your look-ahead, break it down. "Install ceiling grid" across a 12,000 SF floor isn't one line — it's grid by area, and each area is a handoff to the trades stacking behind it. Lumping it hides the sequence you actually need to see.

You don't control the building — plan around who does

The single biggest thing that separates TI scheduling from ground-up is that you're a guest. The landlord or property manager controls the freight elevator, the loading dock, after-hours HVAC, roof access, the fire alarm system you have to take offline to tie in, and often the hours you're even allowed to make noise. None of that is on your drawings, and all of it can stop you cold.

Put building-controlled constraints on the schedule as real, named activities with real lead times — not as mental notes. Some that bite people repeatedly:

  • Freight elevator and dock reservations. Often days or weeks out, and shared with every other tenant and vendor in the building. Your drywall delivery is worthless if you can't get it upstairs.
  • Fire alarm and sprinkler tie-ins. These usually require the base-building fire alarm to be put in test or taken offline, which the property manager schedules, sometimes only after hours, sometimes with the fire department notified.
  • Roof access for new RTU or condenser work. Landlord's roofer may have to make and warrant every penetration, on their timeline, or you void the roof warranty.
  • Base-building shutdowns. Tapping into building water, power, or the main HVAC loop means a coordinated shutdown that affects other tenants. That gets scheduled around their business, not yours.

Track these separately from your own trade work so it's obvious at a glance which delays are yours to fix and which are the building's to grant. When a landlord activity is the constraint, the honest move is to flag it early and loudly — a shutdown that needs three weeks' notice will not happen because you asked on Thursday.

Working over people who are trying to work

Most TI jobs happen in occupied buildings. The tenant on the floor below is on client calls; the one next door has a data center you cannot afford to trip. That reality reshapes the plan. Demolition, core drilling, anchor shooting, anything loud gets pushed to before hours, after hours, or weekends — which means your crew's most productive hours are sometimes off the clock, and your schedule has to say so, activity by activity.

Mark which activities are noise-restricted and which have to run off-hours, and let the crew leaders see it on their phones so nobody shows up at 7 a.m. to shoot anchors over a law firm's ceiling. The trades plan their own people's lives around this too. A framing foreman who finds out Thursday afternoon that Saturday is a work day is going to give you a Saturday crew of two guys who'd rather be anywhere else. Give them a week of notice on the look-ahead and you get a real crew.

Protecting adjacent tenants isn't only courtesy — it's schedule protection. One dust complaint that reaches the property manager can get your access restricted for the rest of the job. Temporary partitions, negative-air, walk-off mats, and dust protection at corridor doors belong on the schedule as setup activities, not as things you throw up after somebody complains.

The move-in date is the only date that's real

Every other milestone on a TI schedule is negotiable in the tenant's mind. The move-in date is not, because it's tied to a lease, a moving company already booked, and staff who've been told where to report Monday. Schedule backward from it and be ruthless about what genuinely has to be done for the tenant to occupy versus what can be a short punch afterward.

The trap is treating substantial completion and move-in as the same instant. They aren't. Between "trades are basically done" and "people move in" sits a stack of things that eat days: final cleaning, the fire and life-safety inspection, the certificate of occupancy or temporary CO, low-voltage and data commissioning, furniture install, and the tenant's own IT and AV vendors who show up with their own schedule and their own opinions. Furniture crews and data cabling vendors in particular are notorious for landing on top of your finish trades in the same rooms. Sequence them explicitly — room by room — or you'll have carpet layers and furniture installers fighting over the same 200 square feet while the electrician still needs to trim out the floor boxes.

Finishes are where TI jobs are won or lost

The rough-in on a TI is usually straightforward. The finish phase is a knife fight. You've got paint, flooring, ceiling grid and tile, doors and hardware, casework, trim-out electrical, plumbing fixtures, and glass all wanting the same rooms in the same two weeks. In a compressed footprint there's nowhere for a trade to go be productive somewhere else while another finishes.

Sequence finishes by area, not by trade, and stack the trades through each area in a tight, repeatable rhythm. A workable order in a typical office suite: ceiling grid up, in-ceiling MEP and inspection, hard-lid drywall and tape, prime, flooring, paint finish coats, ceiling tile drop, trim-out (devices, fixtures, plumbing), doors and hardware, then final clean. Hold a genuine buffer — even half a day — between the trade that makes dust or overspray and the trade that installs the thing that dust ruins. Painters after carpet is how you buy new carpet.

Run a real weekly work plan meeting with the finish foremen and make them commit to what they'll actually complete, not what they hope to start. This is short-interval scheduling doing its real job: catching the constraint before it becomes a missed handoff. Procurement lead times that outrun the job

Here's the brutal math of TI: some of your long-lead items have lead times longer than the entire construction schedule. Custom glass storefront, specialty light fixtures, casework, certain door hardware, switchgear — these can run eight, ten, twelve weeks. If your job is six weeks on site, those items had to be ordered before you mobilized.

Put every long-lead item on the look-ahead with two dates: the need-by-on-site date working backward from installation, and the order-by date working backward from that with the vendor's real lead time plus a buffer for the thing that always goes wrong. Then check submittals and approvals against those dates weekly. The classic TI disaster is discovering in week three that the storefront glass everyone assumed was ordered is still sitting in an unapproved submittal. Tracking procurement as a scheduling constraint — the same way you'd track an inspection or a shutdown — is the only thing that catches it in time.

Changes come fast, so answer fast

Tenants change their minds mid-construction more than any other owner, because they're picturing their real space for the first time. Someone walks the framed suite, realizes the conference room feels small, and now you're moving a wall that already has electrical rough-in and a fire sprinkler head in it. On a compressed schedule you can't let that question sit for a week while paperwork catches up.

What matters is speed of impact analysis: the moment a change lands, you need to see which downstream activities it touches and whether it threatens the move-in date, so you can price it and make the decision fast. Keep the look-ahead current enough that answering "what does this do to the schedule?" takes minutes, not a day of untangling. A change that costs two days is a very different conversation with the tenant than one that blows the move-in — and they can only make that call if you can tell them which it is on the spot.

Punch and turnover: velocity is everything

On a ground-up job, punch can trail completion by weeks. On a TI, punch is the last thing standing between you and a tenant with a moving truck, so it has to move fast. Start punch by area as areas finish — don't wait for the whole job — and get deficiencies assigned to the responsible trade with a real completion date, not "when they get to it."

Build punch time into the schedule as its own activity in the final weeks. It is not free time that appears after the trades leave; it's work, and it competes for the same crews you're trying to release. The last look-ahead before turnover should show punch completion, final clean, the life-safety inspection, and the CO walk as distinct activities with owners and dates. Miss those and you can have every trade "done" and still not be able to hand over the space, which is the specific way TI jobs blow their move-in even when the construction went fine.

The through-line

Everything about TI scheduling comes back to the same reality: short duration, no float, someone else's building, and a hard move-in date that won't move. That combination punishes vague plans and rewards short-interval discipline — a live weekly work plan, trades committing to real handoffs, constraints tracked before they bite, and a schedule your crew leaders can actually pull up in the space.
