Anybody who has run a renovation for more than a couple of jobs knows the truth: the schedule you build in the trailer before you open the first wall is a work of fiction. Not because you're bad at planning, but because half the scope is hidden behind gypsum, above a hard lid, or under three generations of flooring nobody documented. New construction is a blank sheet. Renovation is an investigation with a completion date attached.

That doesn't mean scheduling renovation work is hopeless. It means you schedule it differently. The long, critical-path Gantt chart that works fine on a ground-up project becomes a liability on a gut remodel, because it pretends to a precision the conditions won't support. What actually keeps a renovation on track is short-interval planning: a rolling look-ahead that you re-cut every week as the building tells you what's really going on. Below is how experienced supers handle the parts of renovation scheduling that chew up jobs, and where a good scheduling tool earns its keep.

Schedule for discovery, not for certainty

The first mental shift is accepting that on a renovation, you are going to find things. Cast-iron waste line where the drawings show PVC. A bearing wall the architect assumed was a partition. Knob-and-tube that nobody disclosed. Asbestos mastic under the VCT. These aren't exceptions; on an older building they're the baseline.

So build the discovery into the plan instead of pretending it away. Two practices that pay for themselves:

  • Front-load your investigative demo. Get selective openings done early and deliberately — pop a few ceiling tiles, cut inspection holes at the messy congested areas, expose the tie-ins before you've committed crews. A day of exploratory demo in week one saves you a two-week reroute in week six.
  • Carry contingency as real activities, not as a fudge factor. Put a named "unforeseen conditions / RFI turnaround" bar in the look-ahead near any risky tie-in. When the surprise shows up, you already have a placeholder and a duration to argue from, instead of scrambling.

The rolling look-ahead is the right instrument here precisely because it's short. A three-week window that you refresh weekly stays honest; a six-month CPM that you update quarterly is a museum piece by the time the drywall is up. Keep the horizon short enough that every activity on it is something you can actually see coming.

Selective demolition: slow is fast

Renovation demo is not the wrecking-ball kind. You're removing what has to go while protecting what stays — existing structure, finishes you're matching, the tenant's ceiling on the floor below. Sequence it like surgery.

A few hard-won rules for the demo window in your weekly work plan:

  • Cap and make safe before you cut. Electrical dead and verified, gas capped, water isolated, and — this is the one that bites people — the fire alarm and sprinkler zones addressed with the AHJ before you disturb a head. A tripped flow switch at 2 a.m. because nobody notified the monitoring company is a Sunday you don't get back.
  • Dust and infection control first. In an occupied or healthcare setting, the containment barrier and negative-air machine are prerequisite activities, not afterthoughts. They belong on the schedule ahead of the first demo bar, and somebody signs off that they're in place.
  • Protect the salvage. If you're reusing millwork, matching brick, or keeping a historic stair, the protection and documentation of those elements is its own scheduled task with its own crew — not something you hope the demo laborers remember.

Selective demo almost always runs longer than the same square footage of new-build rough-in, and estimators routinely under-duration it. If your gut tells you the demo bar is too short, it is. Add a day and a cleanup/haul-off buffer behind it before the next trade stages in.

Working around occupants

The occupied renovation is its own discipline. A hospital wing that's still admitting patients, a school running summer session, an office where the third floor still comes to work — the construction has to fit around a live operation, and the operation always wins.

Translate the building's constraints into hard scheduling inputs:

  • Quiet hours and noise windows. Core drilling, chipping, and demo get scheduled to the hours you're actually allowed to make noise. If that's 6 p.m. to midnight, then that work is a night activity and your crew plan reflects it.
  • Access and egress you can't break. Every phase has to preserve a code-compliant exit path for the occupants. When your work closes a corridor, the temporary egress route is a scheduled, inspected condition — not an assumption.
  • Utility shutdowns require lead time. You can't just kill power to a floor. Planned outages get coordinated with facilities weeks ahead, often forced into a specific weekend. That date anchors everything around it; build the schedule backward from it.

Phase the work by area so occupants and construction never occupy the same space at the same time, and make the phase boundaries explicit in the plan. The handoff between "we're done here, it's back to the owner" and "we're mobilizing the next zone" is where occupied jobs slip, because two things have to be true at once — your punch is clean and their move is ready.

MEP retrofit: the coordination that quietly kills schedules

New buildings give MEP trades open ceilings and a coordinated model. Retrofits give them a six-inch plenum already full of somebody else's conduit, a duct main that isn't where the as-builts say, and three trades trying to occupy the same chase. This is where renovations bleed time, and it's almost never a labor problem — it's a sequence and space problem.

What helps:

  • Field-verify the congested runs before you sequence them. Get above the ceiling and confirm the real routing before you commit an install date. An hour with a ladder and a tape beats an argument between the sheet-metal and pipe-fitting foremen with both crews standing there.
  • Set the pecking order in tight space. Gravity systems first — storm, sanitary, and large duct that can't jog. Then the stuff with more flexibility: conduit, small pipe, low-voltage. Put that order into the trade-flow sequence so everyone downstream knows where they fall.
  • Protect the buffers. Frame-to-rough-in usually wants a day or two of slack for cleanup and inspection; don't let the schedule stack the next trade right on the last one's heels. And close-in gets its own gate: rough-in inspection signed, and on the electrical side, megger the runs before the wall goes up. Finding a bad run after the drywall is hung is a demo ticket.

Procurement is the part that surprises new supers

On renovation work, lead time is frequently more dangerous than labor. You're matching a discontinued tile, ordering a custom transformer to feed an existing panel, or waiting on a made-to-order window to match a historic profile. None of that ships in a week, and you often don't even know you need it until demo reveals the condition.

Put procurement on the schedule as an activity with a delivery date, and drive the look-ahead off constraints, not just off the crew calendar. The question that should get asked in every weekly planning session is: what activity three weeks out is waiting on material that hasn't shipped? Catch it now and you expedite or re-sequence. Catch it the week you needed it and you've got a stalled crew and a change order. This is the whole point of constraint-based short-interval scheduling — you're hunting the blocker before it blocks you.

Structural, historic, and finish work: build in the approvals

Three more renovation realities that need to live on the schedule as durations, not hopes:

  • Structural mods carry engineering and shoring. Cutting an opening in a bearing wall means the shoring design, the temporary support installation, and often an engineer's field sign-off before you proceed. Each is a real activity with a real duration. The shoring going in is not the same day the wall comes out.
  • Historic work runs on the review board's clock, not yours. If you're in a landmark district or on a project with preservation oversight, sensitive work waits on approvals that can take weeks. Schedule the submittal-and-review cycle ahead of the work it gates, or you'll be sitting idle with a crew you're paying.
  • Finish matching needs a mockup gate. Matching existing plaster, stain, or masonry means a sample and an owner approval before the full install — and often a cure or dry time you can't compress. Put the mockup and its sign-off on the plan a week ahead of the production work, so a rejected sample costs you a sample, not a floor.

Keep the plan alive

All of this comes back to one habit: on a renovation, the weekly work plan is a living document, and sometimes it changes mid-week. When demo opens a wall and finds a problem, the crews affected need to know today — not at next Monday's meeting. That's the practical case for keeping the look-ahead in a shared tool everyone can see rather than a printout that's obsolete the moment you tack it up.
